Adam Greco’s New Book on Product Evangelism Puts a Spotlight on Humans in an AI World

We’ve known each other for a few years through our board roles at the <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/agency-powered-ai-wpp-and-mach-alliance-partner-to-help-brands-win-in-the-age-of-ai">MACH Alliance,</a> and we shared the stage for the opening keynote at the <a target="_blank" rel="noopener noreferrer" href="https://podcasts.apple.com/us/podcast/cms-critic-the-critics-corner-podcast/id1801794414">Boye &amp; Company CMS Summit in Frankfurt</a> earlier this year.What I didn’t know was just how accomplished an athlete she is. Over the years, I've seen periodic LinkedIn posts of her posing with medals at some festive finish lines. As I learned during our call, she’s completed two of the grueling <a target="_blank" rel="noopener noreferrer" href="https://www.ironman.com/races">IRONMAN full-distance triathlons</a> and 12 shorter IRONMAN 70.3 races (the latter are half the distance, but still a massive grind). If you don’t “run” in these circles, the IRONMAN is recognized around the globe as the pinnacle of all triathlons. It’s a punishing 2.4-mile swim, 112-mile bicycle ride, and 26.2-mile marathon rolled up in one race. Only elite athletes attempt this breathtaking competition – and many struggle to even complete it.  Get this: In 2023, she was a Championship finisher, meaning she successfully completed the challenging, long-distance IRONMAN World Championship race within the event's strict time cutoffs. For her next act, she's tackling mindboggling ultramarathons. <figure class="image image-style-align-center image_resized" style="width:47.11%"><img src="https://cmscritic.com/ms-content/uploads/2025/09/image-1758140217898.png" /></figure>A medal-moment after completing a 56KM ultramarathon. Source: LinkedIn As a long-distance runner myself with multiple half and full marathons under my belt (along with a bunch of other crazy training distances), I have mad respect for the mental and physical hurdles of such an endeavor. But admittedly, I find her IRONMAN accolades impressive – and even swoon-worthy. Competing at this level was more than a goal for Jasmin. It was a passion. It sparked joy. Still, getting there required a huge commitment. As she told me, it took 15 to 20 hours of training each week, to say nothing of the persistent fatigue, aches, and pains that accompanied it. But like she says: “If there is a will, there is a way.” That’s been a guiding principle for this inspiring trailblazer. Along with her athletic achievements, Jasmin is an accomplished digital leader with deep experience in the CMS space. She spent over three years at <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/products/contentstack">Contentstack</a>, shaping corporate communications and supporting the marketing strategy as the headless player transformed into a composable DXP – one that’s now challenging the top of the market with its agentic vision. But she also worked on the other side of the partner fence. Her agency heritage includes global heavy hitters like <a target="_blank" rel="noopener noreferrer" href="https://www.linkedin.com/company/valtech/posts/?feedView=all">Valtech,</a> and today she’s the Vice President of Composable Consulting at <a target="_blank" rel="noopener noreferrer" href="https://www.linkedin.com/company/accenture-song/">Accenture Song</a> – the technology-powered creative arm of the mammoth professional services firm.As mentioned, I know Jasmin from our intersection within the MACH Alliance. She was a fixture all the way back in 2020, working with co-founder and former Alliance president <a target="_blank" rel="noopener noreferrer" href="https://www.linkedin.com/in/sonjakeerl/">Sonja Keerl.</a> As she related to me, their conversations at the time revolved around a common phrase in Jasmin’s lexicon: We’re better together. <h3 id="navigating-change,-from-mach-to-ai">Navigating change, from MACH to AI</h3>But getting to that plateau of collaboration took more than just the planets aligning. There was serious effort involved – and the gut-feeling of knowing when to take a few risks to put things into action. “When we say, ‘Opportunity presents itself,’ it doesn’t just present itself,” she said. “Your hard work is what puts you where the good luck can find you.”During our recording, Jasmin talked about her journey to CMS, which is seldom a straight line. She got frank about the evolution of the MACH Alliance, particularly in the age of AI. We also discussed what’s at stake as vendors compete for the same RFPs and wallet share – and how the agentic race is reshaping the landscape. In the mounting chaos and complexity, the biggest challenge she sees for companies is finding uniformity.She also reflected on the pressures that agencies are under as AI casts the specter of job displacement and automation. There's a lot of uncertainty ahead, but this is a moment for change. Even revolution. “As agencies, we all need to rethink our revenue models,” she said. “Billing by the hour may not be very relevant moving forward. That’s the pink elephant in the room. Who goes first to challenge the market with new models? ‘If There Is a Will, There Is a Way’: Jasmin Guthmann talks MACH, AI, triathlons, and her new book on living your best life

And I’ll borrow from Melville here: If Ari’s heart were a cannon, he would have shot his heart upon it.As a historical documentarian of Google’s rise and legal fallout as the preeminent ad tech goliath, Ari is clearly the Ishmael to the DOJ’s Ahab, telling us the story in vivid detail. And what a story it is. After a <a target="_blank" rel="noopener noreferrer" href="https://www.justice.gov/opa/pr/department-justice-prevails-landmark-antitrust-case-against-google#:~:text=Today%20the%20Antitrust%20Division%20of,%2C%20increasingly%2C%20the%20internet%20itself.">long and sordid legal quagmire</a>, Google’s ad business has been harpooned, with the Department of Justice handing down sweeping remedies. Additional lawsuits are pending, so the saga is far from over.While a complete breakup of Google’s advertising empire is unlikely, the government appears to have prevailed in its quest to stop its overreach. And despite the financial and business impacts on the Big G, the public’s perception of the search giant is clearly tarnished. We now know just how underhanded the manipulation was across Google’s buying and selling exchange, how they squeezed partners and bent the market to its will.But there were unscrupulous players on all sides, as Ari pointed out. Some of that was reactionary, perhaps even predictable. It was all fruit of the poisonous tree. Or, more appropriately, rows of teeth in the whale’s mouth. “It wasn't just Google that was cheating,” he said. “They had a unique ability to cheat, because they were both on the buy and the sell side. But everyone else was cheating, too. The counterparties, in many cases, were doing shenanigans to raise the prices.”In his new book, <a target="_blank" rel="noopener noreferrer" href="https://www.amazon.com/Yield-Google-Bullied-Advertising-Dominance/dp/B0F67HV2BB">Yield: How Google Bought, Built, and Bullied Its Way to Advertising Dominance,</a> Ari takes us on a fascinating journey through the bowels of the burgeoning adtech world over the last two decades. He guides us through the high-stakes industry game that saw Google pit against “The Big Three” (AOL, MSN, and Yahoo) to control the advertising landscape, and how innovation – and shadowy tactics – helped them systematically dismantle the competition. The tale is stranger than fiction. And while one chapter has ended, we’re still roaming the turbulent waters, waiting to see what the whale does next. The intrigue goes beyond Silicon Valley's hallowed and often vulturous vestibules, weaving in Madison Avenue's misanthropic, profit-driven culture. It was like the new Gold Rush – and Ari had a front-row seat on the inside. After some dotcom-era dabbling, Ari joined the pioneering ad powerhouse, <a target="_blank" rel="noopener noreferrer" href="https://en.wikipedia.org/wiki/DoubleClick">DoubleClick</a>, and was later shrink-wrapped into the 2008 Google acquisition. In our conversation, we discussed the transformation across these business entities and what the cultural shift was like. While he's not a character in the book, his proximity gave him deeper insight.“I was part of the sale, and I ended up a Director of Product Management at Google, overseeing a lot of the products sold to advertisers and agencies,” he said. “And that was a really important transaction that kicks off the book, and I was just part of that.”Here's a taste of our conversation:<figure class="media"><div data-oembed-url="https://youtu.be/kYM1A2bjdnU"><div style="position:relative;padding-bottom:100%;height:0;padding-bottom:56.2493%"><iframe src="https://www.youtube.com/embed/kYM1A2bjdnU" style="position:absolute;width:100%;height:100%;top:0;left:0" frameborder="0" allow="autoplay; encrypted-media" allowfullscreen></iframe></div></div></figure><h3 id="a-tale-in-three-acts">A tale in three acts</h3>Along with his career credentials as a former Googler, Ari is a curious explorer – an adtech guru who worked at the center of the industry and later leveraged his expertise to report the “goings on” for various news outlets. These days, he’s the CEO of <a target="_blank" rel="noopener noreferrer" href="https://news.marketecture.tv/">Marketecture Media</a>, a network of podcasts and events in the digital media business, where he continues to keep his fingers on the pulse. As Ari detailed in the podcast, the book is divided into three sections: The financialization of advertising, Google's march to dominance, and the legal challenges that followed. We discussed the profound invention of the ad exchange and how Google’s dual role as both a buyer and a seller allowed it to manipulate auctions.The book is replete with examples of unethical practices – enough to make your head spin. But Ari also explained how the rise of reactive market pressures changed perceptions and created, shall we say, “interesting” responses. That included the advent of <a target="_blank" rel="noopener noreferrer" href="https://en.wikipedia.org/wiki/Header_bidding">header bidding</a> (one of many strange terms in the digital advertising lexicon), which allowed other parties to compete with Google on more even footing, further conflating the programmatic advertising landscape.<h3 id="the-‘legal-eagle’">The ‘legal eagle’</h3>Google’s power play remained in a black box – for a while. But as brands and advertisers became painfully aware of its shady practices, a cohort of unlikely bedfellows, including tech and communications giants like <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/products/microsoft-azure">Microsoft</a>, AT&amp;T, and Verizon (and publishing giants like News Corp, The Daily Mail, and Gannett), tried to shift Google’s course. As the book details, this alliance ultimately failed, leaving the question of whether a single company could control the destiny of media and journalism unanswered.Enter the U.S. Department of Justice, which becomes a pivotal character in the story. As the last line of defense, the courts sought to unravel Google’s advertising empire and render its monopoly inert. During this landmark antitrust trial, Ari decided to camp out in the Virginia courthouse where the action was unfolding. He published a daily newsletter, which, in his words, got “snarky” at times. About midway through, the idea of crystallizing the saga as a book came to him.“I said to myself, this is like a pretty good story, an emotional ‘people story’ about feeling gaslit and betrayed and having your power taken away from you as a publisher or as a monetization professional,” he recalled. “So it was born out of the testimony in the trial."Spoiler alert: As we cover in the podcast, the DOJ is successful, and Google is currently being forced to dismantle its machine – or at least parts of it. And the drama is far from over as additional suits work their way through the courts. While the guilty verdict has ended in calls for a breakup of key business components and interests, Wall Street is still waiting for the judge’s gavel to fall on proposed remedies. The DOJ is even seeking a <a target="_blank" rel="noopener noreferrer" href="https://www.investors.com/news/technology/google-stock-wall-street-awaits-judges-ruling-on-remedies-in-search-antitrust-case/">divestiture of Google’s Chrome browser</a> as part of the regulatory case’s many remedies. In fact, this week, <a target="_blank" rel="noopener noreferrer" href="https://www.perplexity.ai/">Perplexity</a> – the popular AI answer engine with a keen focus on search – tendered an offer to <a target="_blank" rel="noopener noreferrer" href="https://www.reuters.com/business/media-telecom/ai-startup-perplexity-makes-bold-345-billion-bid-googles-chrome-browser-2025-08-12/">purchase Chrome for the sweet sum of $34.5 billion</a>, although Google claims it’s not for sale.<h3 id="a-people-story">A people story</h3>It would be easy to say this is a tale about tech, but it’s not. As Ari said, it's about people – and our delicate relationship with trust and transparency.During the pod, Ari shared his experience of living through the antitrust trial and preparing to write a detailed book. Not only did he scour thousands of pages of documents in his research, but he also listened closely to the human toll of Google’s abuses, emphasizing the emotional impact on publishers and advertisers.“This isn't just for me, the ad tech uber geek,” he said. “I really had to put it in the historical perspective with the real stories from the people that were involved.”Maybe breaking up Google’s ad server and exchange is a logical next step. Opening its algorithms might also rebalance the equation. But as we discussed in the episode, the industry has already transformed, and AI is a big part of that. As traffic declines, <a target="_blank" rel="noopener noreferrer" href="https://searchengineland.com/google-search-zero-click-study-2024-443869">zero-click searches</a> rise, and users shift their preference to answer engines like <a target="_blank" rel="noopener noreferrer" href="https://chatgpt.com/">ChatGPT</a>, the advertising world is already playing by a different set of rules – and there’s no going back. During our pod recording, Ari offered some reflections on the future of journalism, the realities of “the open web,” and how consumers and advertisers might coexist in this new ecosystem of business models. As one of the leading minds in the field, he has a sense of where things are heading and how we have to adapt to this new paradigm.“When we talk about what the old-fashioned definition of what the ‘open web’ means – free to consumers on the web, spiderable by search engines – there's no sugar coating it, that's on the decline,” he said. “And the ad-supported portion of that is also on the decline. And I don't think there's anything you can do about that. You have to look at other ways of supporting journalism, be it paid, nonprofit-supported, government-supported, or other things like that.”<h3 id="the-verdict">The verdict</h3>What can I say? I loved this book. It is a tour de force of research, observation, and analysis with an authentic thread of humanity woven across its pages.If you're looking for a powerful read, this is it. It offers a well-balanced exchange of gripping narrative with technical exposition, giving you a deeper understanding of how the field of digital advertising functioned under Google's rule – and all the shenanigans they pulled. How did Google buy, build, and bully its way to advertising dominance? Ari Paparo tells us in “Yield”

Most of us would probably say it's a little of both. There are loyalists out there, to be sure – hardcore fanatics who find little fault in their CMS stars. Others had a platform thrust upon them by their organization with no input whatsoever. They're usually not as chipper.Let's be brutally honest: Our list of grievances is probably longer than we think. Even the most enthusiastic users have big, fat, relevant gripes. And it's often less about the CMS as a whole and more about specific features (or lack thereof).Why is that the case? The answer, of course, is quite simple: We haven't been engaging content authors as co-conspirators in the design process. More often than not, they've been locked out of the room, with no seat at the product development table. That's reason enough to build some animus. Of course, this phenomenon isn't new. Software vendors have a long history of making choices that don't always land with users. You know what it feels like to have a UI radically change in an update, accompanied by a disclaimer that it's now “easier to use." Meanwhile, a key function you previously relied on has gone missing (I'm not naming names, Adobe) and you're left trying to cope with a new reality.There's an important word in all of this melee: Compromise. No one gets everything they want, whether you're an organization evaluating a CMS or a user with a wish list of cool stuff. So we put up. We adapt. As Thomas Sowell said, “There are no solutions, only trade-offs.”In this composable, hyper-connected era, choice is becoming more abundant – which can be a blessing and a curse. I recently <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/copy-and-paste-makes-waste-not-with-pantheons-content-publisher-for-google-docs">waxed about new solutions</a> that enable users to publish through their CMS directly from Word or Google Docs, allowing for greater collaboration or better alignment around internal systems. But what if CMS editing experiences were better tuned to authors' needs? Would they fully embrace those tools from the first keystroke? For what it's worth, I think CMSes have improved their capabilities, particularly as vendors invite more “guinea pigs” into their testing and optimization betas. But many of the same problems persist – and as such, we're still making a lot of those compromises.The fact is, if a content authoring experience doesn't appeal to a user, it can impact the quality of the content itself. As CMS community leader <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/janus-boye">Janus Boye</a> channeled from <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/deane">Deane Barker's </a><a target="_blank" rel="noopener noreferrer" href="https://www.boye-co.com/blog/2019/12/11/happy-editors-make-better-content">book on content modeling,</a> happy editors make better content. That should underscore the need to let content – and its authors – help drive the ship when making CMSes.Thankfully, <a target="_blank" rel="noopener noreferrer" href="https://www.linkedin.com/in/gdunlap/">Greg Dunlap</a> has been thinking a lot about these questions and challenges, and he's written a book about it called Designing Content Authoring Experiences. In it, he pulls back the veil and gives us a refreshing look at what matters in this messy world of content authoring in a CMS. As Greg observed, structure is important. But life is messy – and sometimes, authors need that same kind of unstructured, uninhibited freedom to create great experiences that serve their audiences.The book is a quick read (150 pages) and filled with dynamite reflections and observations. It's designed for a wide range of professionals, from designers to content strategists to developers, but anyone who's using a CMS will find it insightful. In fact, the CMS community at large has been patiently anticipating its arrival; there was even a <a target="_blank" rel="noopener noreferrer" href="https://www.kickstarter.com/projects/gregdunlap/designing-content-authoring-experiences">Kickstarter</a> campaign to help fund its genesis.As Greg pointed out, he’s not prescribing a solution to all our woes. Instead, he's refocusing the lens on the author’s experience, which often gets lost in translation as businesses make big-ticket decisions about what tools they buy to drive content – tools intended to simplify things at both the user and organizational levels. But as Greg noted, making something easier can often come at the cost of good content. That's why this book is so important: It provides a level-headed refresher on what really matters.“I always start with the needs of the content, and work backwards to the authors,” he said. "Ask most content authors, and they might say ‘I just want WordPress,’ but that doesn’t meet the needs of the organization.”Exactly. We had a fantastic conversation about his journey to CMS – which is seldom a straight line – and what inspired him to write this book.<h3 id="a-long,-strange-trip-to-cms">A long, strange trip to CMS</h3>Is there any other kind of trip to the world of content management? I won't go into the hero's exposition. You can hear it straight from Greg in the podcast. I've seen that background and skill set consistently show up in the resumes of many leaders in our space. As someone with an art history degree, I was taught to think like an information architect – leveraging tagging, meta descriptions, and other facets of structured data to help tell stories about paintings. Given that, the leap to CMS isn't so strange.Greg started in a similar place, earning his academic degree in photojournalism with minors in the art field. But he found himself drawn to computer science, entering the software field in the early ‘90s. During that period, he supported a colleague by building custom solutions to help businesses make changes to websites – things like custom UIs for editing content blocks independently.Around 2006, he found himself at the Seattle Times, working on their new media team. There, he was caught in a world transforming from print to digital, one where content management was a critical requirement but also a morass. With multiple systems and properties under the roof, Greg and his team were tasked to consolidate everything in <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/products/drupal">Drupal</a>.From there, he also helped shepherd some groundbreaking projects at <a target="_blank" rel="noopener noreferrer" href="https://www.lullabot.com/">Lullabot</a>, a Drupal-focused agency. During his tenure, he worked on a major project for the State of Georgia, an experience that taught him a lot about content management governance, compliance, and the critical importance of authoring. That public sector knowledge has served him well in his latest gig at <a target="_blank" rel="noopener noreferrer" href="https://www.bixal.com/">Bixal</a>, a digital shop that focuses on delivering government services with digital and human-centered solutions.Through it all, Greg has been making mental notes about what hasn't worked, probing around a number of central questions: Why have content authors been overlooked when building CMSes? Why haven't vendors been more tuned in? “The context of your users and the organizations they work for and the content they produce drives the authoring experience,” he said. “But when you’re a vendor, you’re building something that has no knowledge of any of these things.”During our conversation, he shared a story about missing the mark at the Seattle Times, where users were upset that a critical piece of functionality had been removed from the CMS.“After we launched, one of the people from the editorial department that actually enters content into the CMS, came to me and said, ‘Hey, in the old CMS, we had a function to do X, and it was really important to our day-to-day work, and now that’s gone. And the thing that I realized in that moment is that we had never built it, because nobody had ever talked to them about what they do. This whole website had been built with the designers and the executives and the IT people, and nobody had actually gone to talk to the people who use it every single day.”  That was a big lightbulb flash for Greg. “I can draw a straight line from that exact moment to writing this book.”<h3 id="a-new-chapter-for-content-authors">A new chapter for content authors</h3>In the podcast, we touched on a number of key themes in the book, from specific industry considerations to the very real struggles authors face around governance. The book provides practical examples of how to negotiate with designing forms (the bane of our existence), to the critical roles of support, training, and documentation.As Greg noted, every organization is different, and every client has its own unique problems to solve. Forcing square pegs into round holes is part of what’s been keeping him up at night in front of his keyboard.As CMS practitioners, we're fond of using the term “structured content.” And rightly so. But in the book, Greg reinforces the need for flexibility, and why it's so critical to the authoring experience.“I’ll see a lot of people talking about coming at it from a very Puritanical standpoint, like structure is king and everything is structured, and the content authors have to accept that everything is perfectly structured, and life just doesn’t work that way," he said. "If your authors are miserable using something, they’re not going to give the content the care that it needs.”As a long-time student of digital experience, Greg knows a lot about the intrinsic value of prototyping, and how failure is a win when it comes to success. The book highlights this, and we spent time exploring it on the podcast. We also dug into the topic of accessibility. Given his experience, Greg has amassed real wisdom on the topic, and we discussed our common experience coping with <a target="_blank" rel="noopener noreferrer" href="https://www.w3.org/WAI/standards-guidelines/wcag/">WCAG</a> and the <a target="_blank" rel="noopener noreferrer" href="https://www.section508.gov/">public sector's Section 508</a> – and how the experience can be improved on all sides of what we build. Greg tapped expert peers to help guide the accessibility chapter, which ended up being revelatory.“When I started the book, I didn’t know the authoring standard existed for the backend.” There's no mention of AI in the book, and as Greg said, that's intentional. For me, it was refreshing to focus on more practical applications in the authoring ecosystem. Nevertheless, he shared his perspective on the topic during our conversation. <a target="_blank" rel="noopener noreferrer" href="https://podcasts.apple.com/us/podcast/designing-content-authoring-experiences-with-greg-dunlap/id1801794414?i=1000699046599">Hear what he thinks.</a><h3 id="the-denouement">The denouement</h3>I absolutely loved this book. It was clear, concise, easy to read, and full of applicable nuggets. It made me wonder if we're asking the right questions, and how we can better embrace the plight of content authors while accepting the challenges vendors face when building great software. There's room for improvement on all sides of the equation, but authors should be part of the conversation at every step.During our chat, Greg made a sage observation about our industry's tech-imbued echo chamber. We tend to focus on high-brow topics that don't mean a “hill of beans” to a lot of users. Sure, it's important to have categories and use the right lexicon (I'm talking about you, ontology). But are we being inclusive with how we message the value of our tools? Are we listening to the real problems that users and customers are experiencing – and reflecting that in our product development?“Look at the discourse of the CMS online, and it’s always headless versus not headless, page builders and DXPs, personalization, advertising," Greg said. "That stuff doesn’t resonate with me because it’s not what our customers were struggling with, like getting people to enter alt text and write in plain text and really low-content maturity problems. I thought there was this great opportunity to talk about authoring experience from the perspective not of the AEMs of the world, but just of the simple stuff that anybody in any system could do to improve things for the groups that they’re working for. And that’s where I thought, ‘There could be a book here.’”Solving the simple stuff. Weep-worthy? Maybe. I'll leave that to you.For me, this feels like a new “Bible” for content authoring.
