The risk that it misrepresents you, or leaves you out of the answer altogether, is real. If a buyer researching their next purchase asks an AI assistant for a shortlist, and the answer attaches a wrong price to your offering, cites an outdated policy, or names a competitor as the better option, the damage is done before you even notice. There is no page to correct and no customer to email, because the person on the other end never visited your site and never will. The only place to influence it is upstream, in the infrastructure your content lives in.<h3 id="the-cms-has-a-new-job:-trust-infrastructure">The CMS has a new job: trust infrastructure</h3>You cannot police what an AI says about your brand at the moment it speaks. But you can shape what it draws on at the root, in the content the model reads before it ever forms an answer. When an AI decides whether to surface your brand, it does not read a web page the way a person does. It looks for signals in your content:<ul><li>Machine-readability: Is the content explicitly modeled?</li><li>Structure: Are the entities, your products, prices, and policies, clearly defined?</li><li>Consistency: Do the claims align across pages, channels, and markets?</li><li>Freshness: Is the content current and up to date?</li><li>Provenance: Is the source authoritative and traceable?</li></ul>How content is structured directly shapes whether an AI can find it, interpret it, and trust it enough to cite you. If your price says one thing on a product page and another in a PDF, an AI cannot tell which is true, so it trusts neither. Meeting these signals in practice means turning marketing prose scattered across sources into defined fields, managed centrally: product attributes, pricing components, and policy blocks an agent can read directly. Get the data right, and it flows straight to brand trust, conversions, and revenue. Get it wrong, and the AI works with whatever it can find and repeats the mess across every answer it gives about you, if it includes you at all. That is why content infrastructure now belongs at the board level, because you want to stay in control of how your brand is represented by AI agents.<h3 id="content-governance-is-mission-critical,-and-ai-makes-it-more-so">Content governance is mission-critical, and AI makes it more so</h3>Governance is the framework that makes sure the right rules are in place and applied: what content can exist, who can change it, how it is structured, and what needs approval before it goes out.It often used to be a checkpoint at the end: route the content through legal, compliance, and marketing, then ship. That worked while people wrote everything, at human speed and human volume. AI changes both: it produces a thousand variants in the time a person reviews one, personalized in real time for every audience and channel, and it does it without judgment. On its own, the model generating that content is context-blind, a confident guesser with no idea what your prices are today or what your brand would never say. At that speed and scale, a person checking each piece after the fact has no chance of keeping up. The rules can no longer live in a review step at the end; they have to be enforced by the system as the content is generated:<ul><li>Brand rules, so it sounds like you, not the internet's average.</li><li>Live proprietary data, so it quotes accurate prices, specs, and policies.</li><li>Compliance boundaries, so it never says what you legally cannot.</li><li>Human handoff, so high-risk content gets a person's sign-off before it ships.</li><li>Ongoing checks, so content that goes stale or off-brand gets caught and corrected.</li></ul>People set those rules at the source, and the platform applies them to everything generated against it, and to everything downstream that draws on it, from LLMs to personalization engines to automated campaigns. Get that source right and the advantage compounds quickly: everything built on top of it stays accurate by default. Teams across the organization, from marketing to sales to support, move faster because they work off one centralized source, delivering a consistent experience that humans and AI alike can trust. The human role shifts from polishing words to steering the system, freeing people for what only they bring to the table: taste, judgment, and accountability. From CMS to AI trust layer: Why content governance is now a board-level priority

They're providing governance frameworks, taxonomy, structured authoring, and lifecycle management. Over time, the disciplines have matured.Up until now, content ops has focused on human readers. Now, in an era where <a target="_blank" rel="noopener noreferrer" href="https://www.cnet.com/tech/services-and-software/bots-now-outnumber-humans-on-the-internet-heres-what-that-actually-means/">bot traffic is outnumbering humans,</a> the dynamic has shifted. Machines have become the predominant audience, and they have different requirements. The gap is narrower than it looks – and more specific. That gap is where most organizations are going to get stuck. Cogs that don’t mesh don’t move anything. They just grind. But there's hope, and it starts by understanding the crucial role of <a target="_blank" rel="noopener noreferrer" href="https://mx.allabout.network/">MX: Machine Experience.</a><h3 id="what-machines-need-that-humans-don’t">What Machines Need That Humans Don’t</h3>A human reading a page infers context. They notice tone, recognize brand, and understand that a press release from 2019 probably doesn’t reflect current pricing. They bring judgment.Machines don’t. And they’re not one thing.An on-device model with a small context window reads raw HTML and sees nothing beyond what’s in the initial server response. A foundation-model agent with browsing tools sees the rendered DOM. A scraper never runs a model at all. A coding agent fetches once over HTTP and moves on. Each reads a different projection of the page, and none of them sees the visual rendering. The publisher can’t know which kind arrives, so designing for a specific agent is designing for a guess.Despite these differences, every machine type does one of two things: It finds a declaration, or it guesses. What is this document? Who made it? What’s it for? What can be done with it? What’s still accurate?Good content ops structures pages so humans can navigate them. That’s necessary. But it’s not sufficient. The metadata is in a database that the agent can’t reach. The relationships are implicit. The provenance isn’t embedded. The agent (whichever kind it is) fills the gaps with confidence it hasn’t earned.That’s not a failure of content design. It’s an extension that hasn’t been built yet.Now, take it one step further. A machine doesn’t always read your content inside your environment. For example, a PDF getting ingested by another organization’s LLM, or a page being scraped and stored in a vector database. A document travels through three systems before an agent even acts on it. At that point, the CMS is gone. The database is gone. The metadata that lived in the platform’s tables is gone. What’s left is the file. If the file carries nothing (no provenance, no authorship, no permissions, no declared scope), the agent has nothing to work with except the words. It guesses the rest.This is the old problem, made new and urgent. Documents have always lost context when they leave their environment. MX is built specifically for that moment.<h3 id="governance-built-into-the-document">Governance Built Into the Document</h3>A CMS isn’t just software. It’s a controller of a publishing point. It has an implicit contract with the data owner to make content visible to humans in a way that benefits the owner. That obligation now implicitly includes machines, whether anyone asked for it or not. When it fails, the data owner blames the vendor. The vendor blames the agency. Nobody owns the failure because nobody wrote machines into the contract.A plugin doesn’t close this gap. Neither does a model upgrade or an <a target="_blank" rel="noopener noreferrer" href="https://modelcontextprotocol.io/docs/getting-started/intro">MCP (Model Context Protocol)</a> endpoint. Those wrap the content. They don’t change it. What makes the difference is governance built into the document itself. Not bolted on, not held in a separate system. That’s what a COG is: Community Owned Governance. It's a portable, self-describing document standard that carries its own context wherever it travels. It includes vital details like what it is, who made it, what it’s for, and what an agent is and isn’t permitted to do with it.Take a cog out of a machine, and it stops. Take governance out of a document, and the machine that's reading it stops working, too. It doesn’t issue an error. It hallucinates. And that's even worse. The work that content ops and content design have already done – the taxonomy, the schema, the approval chains – is exactly the right foundation. A COG is how that work travels with the content, instead of staying behind in a CMS database that the agent can never query.<h3 id="ownership-only-works-with-structure">Ownership Only Works With Structure</h3>The organizations getting real value from AI aren’t pouring content into shared infrastructure and hoping for the best. They’re running models on their own data and building agents against their own knowledge base.That only works if the data has structure – and as stated, that structure can travel. Ownership without portable structure is a hard drive full of files nobody can act on safely. A document with provenance (where the relationships are explicit and the records are verifiable) is something you can point a machine at and trust the result.<h3 id="the-asset-that-compounds">The Asset That Compounds</h3>Within a few years, most online content will be machine-generated. Volume is already cheap. So is velocity.What becomes scarce is authorship. Content that a human wrote, edited, argued over, and signed off on. Content that has a history. That doesn’t depreciate when generation gets cheaper. In fact, it appreciates – because it’s the thing machines can’t produce and audiences can distinguish.The right home for that content is a system where governance is built into every document: structured, provenance-intact, and verifiable. Pointing a model at well-governed content produces something qualitatively different from pointing it at an undifferentiated pile.Content ops and content design got us here. COGs take it the rest of the way. The organizations that understand this aren’t waiting for the next release note. Where Native DXP AI Fits Within an Agentic Enterprise Strategy

<a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/scottliewehr">Scott Liewehr</a><a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/dan-drapeau"> </a>is Global Vice President of Market Strategy &amp; Growth at <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/products/sitecore">Sitecore</a> and a CMS Critic contributor. <hr /> In my <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/youre-writing-for-the-wrong-audience">last piece for CMS Critic</a>, I introduced the H2A→A2H framework and argued that the audience for your content has fundamentally changed now that LLMs are in the mix. AI now sits on both sides of the equation: one AI helps you create, and a second AI decides whether your brand shows up at all. If you haven’t read it, the short version is this: you’re writing for the wrong audience, and the invisible editor (the LLM) that mediates between your brand and your buyer rewards substance, structure, authority, and specificity, and ignores everything else.This piece is about what happens next. Specifically, it’s about one of the most sacred practices in digital marketing and why I think it’s about to collapse under the weight of its own logic.I’m talking about A/B testing.Here’s the argument: if the primary consumer of your content is now an LLM, why are you still testing it on humans?<h3 id="you’re-optimizing-for-the-wrong-audience">You’re optimizing for the wrong audience</h3>The entire experimentation infrastructure that marketing has built over the past 15 years assumes that human behavior is the metric that matters. You publish multiple versions of a page, split your traffic, measure which one earns more clicks, more time on page, more conversions. The humans tell you which version wins.That makes perfect sense in a human-to-human world, when a human creates content and another human consumes it. It even makes sense in an H2A2H world, where AI helps the marketer create or scale the content, but the audience is still human. But in an H2A→A2H world, where an LLM is deciding whether your content even reaches the human on the other end, you’ve got a measurement problem. You’re measuring human reactions to determine what works, but the LLM is the one separating signal from noise before any human sees it.Think about it this way. When a buyer asks an LLM to recommend a product, the model assembles an answer by evaluating sources across a range of factors, including the substance, structure, authority, and specificity of your brand content. It decides which brands to cite and which to ignore. If your brand doesn’t pass that filter, no human ever sees it. It doesn’t matter which headline variant tested better with your website visitors if the invisible editor never selected your brand in the first place.The experimentation question has to change. The old question was: which version does my human audience prefer? The new question is: which version does the invisible editor cite, and does it carry my brand position faithfully when synthesized into an answer? Those are fundamentally different questions, and traditional A/B testing was never designed to ask the second one.I said in my last article that in an H2A→A2H reality, the list doesn’t exist. There is only one single, synthesized answer. If you’re still optimizing for a list by testing on the humans reading it, you’re solving last decade’s problem.<h3 id="the-opportunity-cost-nobody-talks-about">The opportunity cost nobody talks about</h3>There’s a secondary argument here that I think is worth sitting with.When you build three versions of a landing page for multivariate testing, you believe in all three. The test is how you discover which performs best. But the discovery comes at a cost: two-thirds of your audience bounces, fails to convert, or disengages entirely. Those are missed opportunities; real prospects who encountered the weaker versions and moved on. The learning is valuable, but the tuition of missed pipeline is expensive.That cost would be easier to absorb if the learning were quick. A/B and multivariate testing demand statistical significance, which demands large sample sizes. For brands with massive traffic, this can happen reasonably quickly. But for the mid-market company with 15,000 monthly visitors? Running a rigorous test is a struggle. The sample sizes are too small, the test duration stretches into weeks or months, and by the time you have a statistically valid result, the market context may have shifted. For a meaningful number of brands, traditional experimentation has always been more aspirational than practical, and those brands that can’t reach significance are left guessing. The opportunity cost compounds on both ends. Large-audience brands pay a “learning tax” across a lot of visitors. Small-audience brands can’t afford to run the test at all. Neither situation is great, and both are artifacts of a model that requires real people as its crash-test dummies.In an AI-native model, both problems disappear. You generate hundreds of content variations using AI, then test every one against thousands of simulated buyer personas – AI agents that behave like real buyers with real intent, real objections, and real decision criteria – before a single real person ever sees any of it. The AI generates. The AI evaluates. The AI selects. And your entire audience gets the optimal version from the first impression.No humans interacted with the underperforming version. The mid-market brand with limited traffic runs the same caliber of test as the enterprise with millions of visitors. The learning happened upstream, in simulation, at machine speed, and prior to publishing.The experimentation paradigm inverts: you’re testing for your audience, not on them.<h3 id="the-assumption-that-needs-rethinking">The assumption that needs rethinking</h3>At this point, a reasonable marketer might think: “Okay, but don’t I still need experimentation infrastructure to evaluate all those variations? You’ve moved the testing upstream, but someone still has to figure out which version wins.”It’s a fair instinct, and it’s rooted in how we’ve thought about experimentation for years. But I think it reflects an assumption that doesn’t hold in an AI-native workflow.When the AI system that generated 200 variations can also evaluate them against simulated buyer personas, score them for likely performance, and select the winner, the “experimentation” has collapsed into the content intelligence layer itself. It’s a function of the orchestration system. The evaluation capability has been absorbed into an intelligent platform that does more. You don’t need a standalone experimentation product sitting between your CMS and your audience when the intelligence that created the content can also judge it.There’s also a scope issue. Traditional experimentation asks a narrow question: Which version gets more clicks, more conversions, more engagement? Those are optimization questions within a fixed frame. The AI-native model lets you question the frame itself. You can ask: Does this content earn citations from the invisible editor? Does it hold up when a buyer asks a follow-up question and the AI goes back to the well? Does it carry my brand position faithfully across different query contexts?That’s a different category of evaluation entirely, and it requires content intelligence, not experimentation tooling.<h3 id="what-this-means-practically">What this means practically</h3>If you’re running a traditional experimentation program today, I’m not suggesting you shut it off tomorrow. There’s still value in testing live experiences for behavioral signals that simulated personas can’t fully replicate, at least for now. Human beings are unpredictable (I have teenagers; I can confirm this), and the gap between simulated behavior and real behavior is still real.But the trajectory is clear, and the planning window is shorter than you might think. Here’s where I’d focus:<ul><li>Start running parallel tracks. Keep your live experimentation program, but begin building the capability to pre-test content against AI personas before publication. Measure the delta between what your simulated testing predicts and what your live tests confirm. As that delta shrinks, and it will, you’ll have the evidence to shift investment.</li><li>Start evaluating your content against AI consumption metrics alongside human engagement metrics. Your experimentation program should be measuring whether your content earns citations from LLMs, whether it surfaces in synthesized answers, whether your brand position survives the compression of the invisible editor. Traditional A/B testing was never designed to measure any of that.</li><li>And if you’re one of the many brands that never had enough traffic to run meaningful multivariate tests in the first place, recognize that the constraint just evaporated. AI-native experimentation doesn’t require a single visitor to your site. The barrier to entry that kept rigorous testing out of reach for mid-market and niche brands is gone.</li></ul><h3 id="the-bigger-picture">The bigger picture</h3>This connects back to the H2A→A2H framework in a way that I think matters. The old experimentation model was built for an H2H world; a world where you published content for humans, tested it on humans, and optimized it for humans. The H2A→A2H world adds a new constituency that sits upstream of your human audience and makes editorial decisions about whether they see your content at all. Experimentation has to evolve to serve both.The brands that figure this out won’t just have better conversion rates. They’ll stop paying the learning tax on their audience, they’ll unlock experimentation capabilities that were previously gated by traffic volume, and they’ll start optimizing for the audience that actually determines their visibility.The crash test dummies are about to be retired. The Last Migration: Why Universities Keep Paying for Platforms That Don't Evolve

<a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/isabellaotero">Bastian Sirvend</a><a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/dan-drapeau"> </a>is a CMS/DXP expert and analyst, founder of <a target="_blank" rel="noopener noreferrer" href="https://sutsche.com/">SUTSCHE</a> and <a target="_blank" rel="noopener noreferrer" href="https://www.enhancely.ai/">enhancely.ai</a>, and a CMS Critic contributor. <hr /> We’ve installed <a target="_blank" rel="noopener noreferrer" href="https://blog.cloudflare.com/emdash-wordpress/">EmDash, Cloudflare’s new open-source CMS,</a> which was released on April 1st. No joke, even if the timing looked like one. Naturally, we were curious, as LinkedIn and the like were bursting at the seams with posts about EmDash’s tech and functionality, and how it’s supposedly the “WordPress killer.”Since we’d already got it up and running, we went straight to building a plugin for <a target="_blank" rel="noopener noreferrer" href="https://www.enhancely.ai/">enhancely.ai</a>, our automation platform that addresses a critical gap in web content: broken or missing structured data. It instantly generates schema markup, enabling AI tools like <a target="_blank" rel="noopener noreferrer" href="https://chatgpt.com/">ChatGPT</a> and <a target="_blank" rel="noopener noreferrer" href="https://www.perplexity.ai/">Perplexity</a> to better understand website content without requiring manual rewrites.Automated schema markup without an editor having to lift a finger. I'm happy to report that it all worked: A fully functional CMS in what felt like an hour, with a plugin created and packaged. We even found a bug in EmDash along the way, fixed it, and submitted a pull request. What a day.And ever since then, one question has been on my mind: how will this change the way we select a CMS? There's a lot to unpack here, but let's start with how we've been doing it up until now — and why I believe EmDash is changing things. <h3 id="how-to-select-a-cms:-the-sutsche-approach">How to select a CMS: The SUTSCHE approach</h3>When our team at <a target="_blank" rel="noopener noreferrer" href="https://sutsche.com/">SUTSCHE</a> supports clients in selecting a system, we consider the decision from five different angles: <ol><li>How well does the system meet the functional requirements? </li><li>How does it fit into the overall picture, both technically and architecturally? </li><li>How does it perform within the ecosystem, in integrations, and in interfaces? </li><li>What are the financial and strategic implications — both now and in three years? </li><li>And how will it actually be adopted and operated by the people within the organisation?</li></ol><figure class="image image_resized" style="width:93.64%"><img src="https://cmscritic.com/ms-content/uploads/2026/04/bildschirmfoto-2026-04-03-um-22.png" /></figure>Five comprehensive dimensions. Not just a checklist.That's always been our approach. Because choosing a CMS isn’t just about features. It’s a decision about the foundation on which a company builds its content. It’s about the paths that lead to the website or shop, not just a piece of software where you tick boxes. Ultimately, it’s a project you’re buying, and that is far more complex than mere functionality.Then <a target="_blank" rel="noopener noreferrer" href="https://modelcontextprotocol.io/docs/getting-started/intro">MCP servers</a> were introduced. A new kind of functionality that's operating on a different level from standard functions that are carried out manually. In short, more than just APIs. Suddenly, tasks that had previously been carried out by hand – content migration, schema adjustments, repetitive administrative tasks — could be handled by agents. The CMS could now be controlled remotely. Manual processes that had been time-consuming for years could suddenly be automated. We've taken this into account in our assessment. A new dimension, a proven framework. Good. That makes sense.<h3 id="but-with-the-release-of-emdash,-something-different-happened-for-me…">But with the release of EmDash, something different happened for me…</h3>Not because it’s MCP-compatible. Not because it’s built on <a target="_blank" rel="noopener noreferrer" href="https://astro.build/">Astro</a> or MIT-licensed or can run on <a target="_blank" rel="noopener noreferrer" href="https://www.cloudflare.com/">Cloudflare</a>. Because it was built in two months. By an experienced developer, to be sure. And using AI agents. But still, two months for a complete CMS with an admin panel, plugin system, authentication, migration tool, and MCP server?The step from “agents controlling a CMS” to “agents building a CMS” sounds big. It isn’t anymore.Because it means that features that are still missing today will be there tomorrow, and just a few prompts away. The gap between systems — the gap that has structured the selection process for years — isn’t collapsing dramatically. It’s simply shrinking quietly. And other things that should concern customers within the five dimensions are becoming increasingly important.<h3 id="and-this-is-precisely-where-i-ask-myself,-‘how-does-this-change-the-way-we-make-decisions?’">And this is precisely where I ask myself, ‘How does this change the way we make decisions?’</h3>The functional dimension — does the system have feature X, to what standard, to what extent — has long been the loudest voice in the selection process. It isn’t going to disappear. But it is becoming less prominent. Because the argument that “our competitor doesn’t have that yet” is losing its impact more quickly. Anyone who thinks this is just theory is mistaken. From my own experience, I can say that the author of this document has created a fully functional website based on a CMS using <a target="_blank" rel="noopener noreferrer" href="https://code.claude.com/docs/en/overview">Claude Code,</a> the documentation for some fairly significant CMS platforms, a template/style guide, and a healthy dose of curiosity. Including a few functional enhancements.Let’s shift perspective and move up a level here, too. While I was moderating a product presentation, the question popped up in a chat: “Please don’t stone me, but what exactly is the difference between <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/products/typo3">TYPO3</a> and <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/products/umbraco">Umbraco</a>?” An absolutely valid question at first, but one participant’s answer astonished me. “It's the technology stack," they said.Yes, that's true. TYPO3 is PHP, while Umbraco is .NET. But are these still real differentiators? The arguments had already been watered down when it came to clients using agencies to do the programming work. With SaaS, this has been further diluted. And now? In times when IBM shares are plummeting because Claude Code can also speak <a target="_blank" rel="noopener noreferrer" href="https://en.wikipedia.org/wiki/COBOL">COBOL</a>, migrating from one technology stack to the next is really just a matter of a prompt and a couple of sharp glances (my old math teacher always used to say when simplifying complex equations, “you just need to take a sharp look once, and then you’ve got it”). Of course, that’s an exaggeration. There’s still quite a bit involved — but the hurdle is eroding more and more.<h3 id="what-remains-are-the-other-four-dimensions-of-decision-making.-and-i-believe-they-are-becoming-more-important-–-not-less-so.">What remains are the other four dimensions of decision-making. And I believe they are becoming more important – not less so.</h3>Who do I entrust my content foundation to in the long term? Who will still be supporting the system in three years? What ecosystem is growing around it? Which partners, which community, which integrations? How does it fit into the organization, into the teams, into the actual work processes? These aren’t new questions. But they’re coming to the forefront. And as I think about it further while writing this, I come to the conclusion that, in the end, it’s still the people, agencies, and project stakeholders who have to bring it to life. No matter what “it” turns out to be. Even with incredibly impressive AI support in feature development, the piece of software must fit into the organization, the IT landscape, and the client’s processes — or find a place there.And as I think about this further, my talk with <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/critics/janus-boye">Janus Boye</a> at the <a target="_blank" rel="noopener noreferrer" href="https://aarhus25.boye-co.com/">Boye Aarhus 25 Conference</a> might become even more important. The point was that, due to the development of AI and the lack of adaptation on the part of customers, something needs to change along the entire value chain.<figure class="image image_resized" style="width:89.26%"><img src="https://cmscritic.com/ms-content/uploads/2026/04/boye_adoptiongap.png" /></figure> In my view, the role of agencies needs to change dramatically, away from pure development and away from being a “workshop” and towards becoming consultants. The new agency helps clients with organizational development and process optimization. It helps clients to measure and evaluate what has been built and produced, and then to adapt, refine, and optimize it — so that it works even better for them.<figure class="image image_resized" style="width:89.44%"><img src="https://cmscritic.com/ms-content/uploads/2026/04/boye_adoptiongap2.png" /></figure> In my presentation, I outlined the role of vendors as enablers. They empower agencies to use the software to ask the right questions of the client and to initiate change, so that the software can truly make a difference. In my view, we may need to rethink or re-evaluate the role of vendors. Beyond a controlled development process, it is perhaps the establishment and empowerment, knowledge transfer, and network design that ultimately bring an ecosystem to life and make the difference. The entire interplay of technology, processes, and collaboration. A genuine network.EmDash currently has no satisfactory answer (at least not yet) to most of the points we consider when selecting systems and what we’ve discussed. Version 0.1.0 is just version 0.1.0. It’s been “on the market” since 2026. No ecosystem. No community. No track record. And I don’t see it as a WordPress killer, either. And as I said, this isn’t based on functionality, tech stack, or anything like that. However, it is a demonstration of what is technically possible. Organic traffic continues to decline as users begin to “trust” AI search, oftentimes not even leaving the chat experience to explore a cited brand’s website. This behavior is likely to compound as people increasingly offload tedious research, and therefore marketing teams need to adapt and understand what’s needed in order to “show up” in chat, establishing visibility (a.k.a. “share of voice”). This goes far beyond keyword research and throwing schema markup on your site.A critical piece of understanding is the underlying mental model. When using AI chat to ask questions, if the LLM (predominantly static) doesn’t have the data, then a retrieval layer brings in fresher data via relevant “chunked” search queries in order to synthesize an accurate response. Therefore, the goal is not to “optimize for LLMs,” but rather to understand the mechanics of how LLMs leverage retrieval mechanisms and provide the optimal website markup, performance, accessibility, and data structures to qualify for retrieval. And like it or not, the CMS that powers your website behind the scenes can have a direct impact, depending on rendering, markup, and technical SEO capabilities.<h3 id="a-proposed-paradigm-of-retrievability:-eaca">A Proposed Paradigm of Retrievability: EACA</h3>EACA stands for Eligibility, Authority, Compressibility, and Association. These four areas generally encompass factors that influence discoverability. We won’t touch on Authority in this article, as that’s less about technical infrastructure and more about how you're building your brand.  <h4 id="1.-eligibility">1. Eligibility</h4>When you are engaged in a chat experience, some of the perceived “magic” is that you’re in a natural flow of conversation. Therefore, responses are critically time-bound. If you ask a question and have to wait 15 seconds for the response, you would not continue the conversation. So essentially, Eligibility is the determination of whether a page can be crawled, rendered, and indexed. There are standard CMS considerations such as robots.txt configuration, server-side generation/rendering, caching, and revalidation. What this means practically is that you could be ranking #1 in SERPs for many keywords, yet less likely to be indexed, retrieved, or cited by retrieval mechanisms if your CMS employs lazy-loading, infinite scrolling, JavaScript-based rendering, or weak template-to-content ratios.Properly implemented headless CMS solutions can improve Eligibility by decoupling the frontend, where it is stored statically and served from a global edge network. <h4 id="2.-compressibility">2. Compressibility</h4>Compressibility is about assessing the smallest unit of data and content that something can be reduced to while still remaining accurate. This ensures that content is easy to summarize and embed, without losing precision.Interestingly, one of the most straightforward means to ensure Compressibility is to ensure the highest possible standard of web accessibility on your site. How so? Accessible semantic markup creates a clear content hierarchy for AI retrieval mechanisms, making content easier to chunk and summarize and thereby less ambiguous during compression.Again, your choice of CMS has a material impact on your ability to achieve full web accessibility. The following are common limitations:<ul><li>Theming “engine” architecture</li><li>CMS-specific markup</li><li>Editor tooling constraints</li><li>Plugin ecosystem and rendering methodologies </li><li>Page builder behaviors and data models (or lack thereof)</li></ul>Another major factor for Compressibility (particularly for retailers) is surfacing data points as high-signal, atomic facts. So auditing your data governance from the source to how it’s published through your CMS and marked up on the frontend can have a major impact.Ideally, any selected CMS should provide complete control over the front-end implementation and remove any possible theming constraints. <h4 id="3.-association">3. Association</h4>It’s important that an LLM can properly interpret the appropriate conversations within which your brand and content are relevant. The notion of Association means clearly establishing the concepts, entities, and problems your brand/page/content belongs “with.” Association is established via entity co-occurrence, explicit language, and tight topical clusters, which are not CMS-dependent. However, something that helps further by reducing ambiguity and introducing machine-readable relationships is schema markup. Ensure that your CMS allows you to maximize the use of appropriate schema markup in articles, case studies, etc. But it’s also critical to ensure that the schema markup that is surfaced on the frontend is valid. <h3 id="conclusion">Conclusion</h3>AI search-referred users can be highly qualified and engaged, and more likely to convert. Suite vendors have become more modular, and headless platforms have expanded their native capabilities, in several cases evolving into full DXPs through acquisition. AI capabilities, including emerging agentic workflows, are embedded across most major offerings. The competitive landscape has converged across architectural models.Evaluation approaches have not evolved at the same pace.Many organizations still assess DXPs through a single-track process that emphasizes feature breadth, demo cohesion, and tightly integrated product narratives. That structure naturally favors pre-composed suites and can disadvantage ecosystem-driven models before architectural tradeoffs are fully examined.This is not another debate about composable versus monolithic technology. It is a practical evaluation framework designed to ensure that platform capability and ecosystem architecture are assessed with equal rigor.By “pre-composed,” I refer to suite-style platforms that deliver a bundled set of tightly integrated products from a single vendor. While components may be licensed independently, the underlying architecture assumes close internal coupling across core capabilities.Evaluating composable and pre-composed approaches fairly requires structural changes to how selection and architectural review are conducted.<h3 id="why-a-single-evaluation-track-creates-structural-bias">Why a Single Evaluation Track Creates Structural Bias</h3>Traditional evaluations follow a single-track model: RFP issuance, vendor demos, stakeholder scorecards, and aggregate scoring. Functional breadth and demo cohesion often dominate.That structure works when all vendors provide tightly integrated suites. It becomes problematic when some vendors operate as orchestration layers or depend on ecosystem components for search, DAM, CMP, or CDP.In those scenarios, the evaluation model itself shapes the outcome. Vendors showcasing native breadth in a single interface frequently score higher than vendors demonstrating integration patterns, even when the latter may offer stronger long-term flexibility.Separating platform capability from ecosystem architecture mitigates this bias.<h3 id="the-two-track-evaluation-model">The Two-Track Evaluation Model</h3>A more balanced approach separates platform evaluation from ecosystem architecture by running two structured tracks in parallel: <h4 id="track-1.-core-platform-evaluation">Track 1. Core Platform Evaluation</h4>The first track evaluates the DXP as a product:<ul><li>Functional capability across CMS, personalization, experimentation, and adjacent experience services</li><li>Operational and governance maturity</li><li>Architectural alignment with existing systems</li><li>Non-functional readiness – including performance, security, and compliance</li><li>Licensing structure and cost trajectory</li><li>Vendor profile and strategic direction</li></ul>This clarifies what adopting the platform as the core DXP means over a multi-year horizon. <h4 id="track-2.-ecosystem-and-composability-evaluation">Track 2. Ecosystem and Composability Evaluation</h4>The second track evaluates the broader architecture independently of the platform.Rather than asking whether a DXP bundles search, CMP, or CDP as native products, this track examines how those capabilities function within the proposed architecture and whether the DXP can realistically serve as the coordination layer for a broader ecosystem. It evaluates:<ul><li>Data and analytics architecture, including warehouse alignment and experimentation visibility</li><li>Sequencing strategy across ecosystem capabilities such as CDP, personalization, and search</li><li>Search strategy, including conversational and LLM-driven experiences</li><li>AI capabilities, automation patterns, and governance controls</li><li>DAM and content asset strategy</li><li>Hosting and front-end flexibility</li><li>Integration maturity and connector quality</li></ul>The objective is to assess not only what the platform includes today, but whether it enables durable evolution over time. Best-of-breed services should integrate without architectural strain, and new capabilities should be introduced without creating lock-in, rework, or hidden dependencies.CDP strategy illustrates why this separation matters. Evaluation should focus on where customer data is modeled and how activation occurs within the architecture. In warehouse-centric environments, introducing a suite-coupled CDP can shift the system of record and create unnecessary duplication. Understanding whether activation depends on the DXP’s native data layer or can remain decoupled reveals how tightly the ecosystem is structured. Similar substitution questions apply across search, DAM, and AI.<h3 id="operationalizing-the-two-track-model">Operationalizing the Two-Track Model</h3>Separating ecosystem architecture from platform scoring ensures both models are assessed on equal footing.In practice, this model typically unfolds over 5-7 weeks. Vendors prepare and deliver platform demonstrations while ecosystem discovery and architectural modeling occur in parallel. Weighting across both tracks should be defined before demos begin and documented explicitly, since bias can re-enter through weighting decisions even when intent is neutral.<h3 id="the-complexity-of-running-parallel-tracks">The Complexity of Running Parallel Tracks</h3>Parallel tracks introduce rigor and practical complications.Differences in native coverage complicate comparison. If CMP, search, or CDP are weighted heavily but not natively provided by all vendors, those capabilities should move into the ecosystem track rather than penalizing the platform score. Foundational capabilities such as CMS remain in the platform track, while optional or externally delivered services belong in ecosystem evaluation.Vendors may bring partners into demos to illustrate integration. That can be appropriate, but evaluation should focus on architectural feasibility, operational ownership, and governance responsibility rather than demo choreography.When multiple DXP vendors recommend the same ecosystem component, such as a shared search or data platform, that element should be evaluated independently so that differences in governance, scalability, and integration maturity remain visible.Without disciplined separation, weighting decisions can distort outcomes even when intent is neutral.<h3 id="synthesizing-the-results">Synthesizing the Results</h3>Synthesis is not about averaging scores.Track 1 produces weighted scoring across functional, operational, architectural, and non-functional criteria. Track 2 evaluates whether the platform can realistically serve as the hub of a broader ecosystem.For composable-oriented platforms, this means assessing how cleanly external products plug in for search, CDP, DAM, or CMP, and what governance or integration overhead that introduces. For pre-composed suites, it means pressure-testing substitution claims. If a component can be replaced, what constraints exist in practice? Does personalization depend on a native CDP? Does experimentation assume native analytics?Review both outputs side by side and reconcile tensions. A platform may score highly in functional breadth yet limit ecosystem flexibility. A composable option may offer architectural openness while introducing additional governance responsibility.Leadership must articulate what the organization is optimizing for: time-to-value, long-term flexibility, operational simplicity, or ecosystem optionality. Without clarity, decisions default to demo cohesion.Sequencing also becomes part of synthesis. Organizations may defer CDP activation or advanced orchestration. The selected architecture should support phased rollout without creating integration debt or future re-platforming risk.Shortlisting 2 vendors from an initial field of 4-5 keeps reconciliation manageable while preserving competitive tension. The final phase shifts toward structured stress testing under realistic growth and governance scenarios.<h3 id="from-validation-to-stress-testing">From Validation to Stress Testing</h3>Finalist discussions should test structural durability.Evaluate governance scalability as experimentation and personalization expand across properties. Test how the architecture performs in a multi-site or multi-brand environment with shared components and localized control. Examine data portability if strategic direction shifts. Assess how AI-generated content is governed, reviewed, and audited. Each school, department, and initiative accumulates its own digital presence over time.Managing this ecosystem with legacy tools isn't just an operational headache. It's costing institutions students.<h3 id="the-hidden-cost-of-digital-fragmentation">The Hidden Cost of Digital Fragmentation</h3>The root cause is structural: universities are decentralized by design. Different schools control their own budgets and naturally select their own technology.
