Agentic AI for Agencies in 2026

Organic traffic continues to decline as users begin to “trust” AI search, oftentimes not even leaving the chat experience to explore a cited brand’s website. This behavior is likely to compound as people increasingly offload tedious research, and therefore marketing teams need to adapt and understand what’s needed in order to “show up” in chat, establishing visibility (a.k.a. “share of voice”). This goes far beyond keyword research and throwing schema markup on your site.A critical piece of understanding is the underlying mental model. When using AI chat to ask questions, if the LLM (predominantly static) doesn’t have the data, then a retrieval layer brings in fresher data via relevant “chunked” search queries in order to synthesize an accurate response. Therefore, the goal is not to “optimize for LLMs,” but rather to understand the mechanics of how LLMs leverage retrieval mechanisms and provide the optimal website markup, performance, accessibility, and data structures to qualify for retrieval. And like it or not, the CMS that powers your website behind the scenes can have a direct impact, depending on rendering, markup, and technical SEO capabilities.<h3 id="a-proposed-paradigm-of-retrievability:-eaca">A Proposed Paradigm of Retrievability: EACA</h3>EACA stands for Eligibility, Authority, Compressibility, and Association. These four areas generally encompass factors that influence discoverability. We won’t touch on Authority in this article, as that’s less about technical infrastructure and more about how you're building your brand.  <h4 id="1.-eligibility">1. Eligibility</h4>When you are engaged in a chat experience, some of the perceived “magic” is that you’re in a natural flow of conversation. Therefore, responses are critically time-bound. If you ask a question and have to wait 15 seconds for the response, you would not continue the conversation. So essentially, Eligibility is the determination of whether a page can be crawled, rendered, and indexed. There are standard CMS considerations such as robots.txt configuration, server-side generation/rendering, caching, and revalidation. What this means practically is that you could be ranking #1 in SERPs for many keywords, yet less likely to be indexed, retrieved, or cited by retrieval mechanisms if your CMS employs lazy-loading, infinite scrolling, JavaScript-based rendering, or weak template-to-content ratios.Properly implemented headless CMS solutions can improve Eligibility by decoupling the frontend, where it is stored statically and served from a global edge network. <h4 id="2.-compressibility">2. Compressibility</h4>Compressibility is about assessing the smallest unit of data and content that something can be reduced to while still remaining accurate. This ensures that content is easy to summarize and embed, without losing precision.Interestingly, one of the most straightforward means to ensure Compressibility is to ensure the highest possible standard of web accessibility on your site. How so? Accessible semantic markup creates a clear content hierarchy for AI retrieval mechanisms, making content easier to chunk and summarize and thereby less ambiguous during compression.Again, your choice of CMS has a material impact on your ability to achieve full web accessibility. The following are common limitations:<ul><li>Theming “engine” architecture</li><li>CMS-specific markup</li><li>Editor tooling constraints</li><li>Plugin ecosystem and rendering methodologies </li><li>Page builder behaviors and data models (or lack thereof)</li></ul>Another major factor for Compressibility (particularly for retailers) is surfacing data points as high-signal, atomic facts. So auditing your data governance from the source to how it’s published through your CMS and marked up on the frontend can have a major impact.Ideally, any selected CMS should provide complete control over the front-end implementation and remove any possible theming constraints. <h4 id="3.-association">3. Association</h4>It’s important that an LLM can properly interpret the appropriate conversations within which your brand and content are relevant. The notion of Association means clearly establishing the concepts, entities, and problems your brand/page/content belongs “with.” Association is established via entity co-occurrence, explicit language, and tight topical clusters, which are not CMS-dependent. However, something that helps further by reducing ambiguity and introducing machine-readable relationships is schema markup. Ensure that your CMS allows you to maximize the use of appropriate schema markup in articles, case studies, etc. But it’s also critical to ensure that the schema markup that is surfaced on the frontend is valid. <h3 id="conclusion">Conclusion</h3>AI search-referred users can be highly qualified and engaged, and more likely to convert. Suite vendors have become more modular, and headless platforms have expanded their native capabilities, in several cases evolving into full DXPs through acquisition. AI capabilities, including emerging agentic workflows, are embedded across most major offerings. The competitive landscape has converged across architectural models.Evaluation approaches have not evolved at the same pace.Many organizations still assess DXPs through a single-track process that emphasizes feature breadth, demo cohesion, and tightly integrated product narratives. That structure naturally favors pre-composed suites and can disadvantage ecosystem-driven models before architectural tradeoffs are fully examined.This is not another debate about composable versus monolithic technology. It is a practical evaluation framework designed to ensure that platform capability and ecosystem architecture are assessed with equal rigor.By “pre-composed,” I refer to suite-style platforms that deliver a bundled set of tightly integrated products from a single vendor. While components may be licensed independently, the underlying architecture assumes close internal coupling across core capabilities.Evaluating composable and pre-composed approaches fairly requires structural changes to how selection and architectural review are conducted.<h3 id="why-a-single-evaluation-track-creates-structural-bias">Why a Single Evaluation Track Creates Structural Bias</h3>Traditional evaluations follow a single-track model: RFP issuance, vendor demos, stakeholder scorecards, and aggregate scoring. Functional breadth and demo cohesion often dominate.That structure works when all vendors provide tightly integrated suites. It becomes problematic when some vendors operate as orchestration layers or depend on ecosystem components for search, DAM, CMP, or CDP.In those scenarios, the evaluation model itself shapes the outcome. Vendors showcasing native breadth in a single interface frequently score higher than vendors demonstrating integration patterns, even when the latter may offer stronger long-term flexibility.Separating platform capability from ecosystem architecture mitigates this bias.<h3 id="the-two-track-evaluation-model">The Two-Track Evaluation Model</h3>A more balanced approach separates platform evaluation from ecosystem architecture by running two structured tracks in parallel: <h4 id="track-1.-core-platform-evaluation">Track 1. Core Platform Evaluation</h4>The first track evaluates the DXP as a product:<ul><li>Functional capability across CMS, personalization, experimentation, and adjacent experience services</li><li>Operational and governance maturity</li><li>Architectural alignment with existing systems</li><li>Non-functional readiness – including performance, security, and compliance</li><li>Licensing structure and cost trajectory</li><li>Vendor profile and strategic direction</li></ul>This clarifies what adopting the platform as the core DXP means over a multi-year horizon. <h4 id="track-2.-ecosystem-and-composability-evaluation">Track 2. Ecosystem and Composability Evaluation</h4>The second track evaluates the broader architecture independently of the platform.Rather than asking whether a DXP bundles search, CMP, or CDP as native products, this track examines how those capabilities function within the proposed architecture and whether the DXP can realistically serve as the coordination layer for a broader ecosystem. It evaluates:<ul><li>Data and analytics architecture, including warehouse alignment and experimentation visibility</li><li>Sequencing strategy across ecosystem capabilities such as CDP, personalization, and search</li><li>Search strategy, including conversational and LLM-driven experiences</li><li>AI capabilities, automation patterns, and governance controls</li><li>DAM and content asset strategy</li><li>Hosting and front-end flexibility</li><li>Integration maturity and connector quality</li></ul>The objective is to assess not only what the platform includes today, but whether it enables durable evolution over time. Best-of-breed services should integrate without architectural strain, and new capabilities should be introduced without creating lock-in, rework, or hidden dependencies.CDP strategy illustrates why this separation matters. Evaluation should focus on where customer data is modeled and how activation occurs within the architecture. In warehouse-centric environments, introducing a suite-coupled CDP can shift the system of record and create unnecessary duplication. Understanding whether activation depends on the DXP’s native data layer or can remain decoupled reveals how tightly the ecosystem is structured. Similar substitution questions apply across search, DAM, and AI.<h3 id="operationalizing-the-two-track-model">Operationalizing the Two-Track Model</h3>Separating ecosystem architecture from platform scoring ensures both models are assessed on equal footing.In practice, this model typically unfolds over 5-7 weeks. Vendors prepare and deliver platform demonstrations while ecosystem discovery and architectural modeling occur in parallel. Weighting across both tracks should be defined before demos begin and documented explicitly, since bias can re-enter through weighting decisions even when intent is neutral.<h3 id="the-complexity-of-running-parallel-tracks">The Complexity of Running Parallel Tracks</h3>Parallel tracks introduce rigor and practical complications.Differences in native coverage complicate comparison. If CMP, search, or CDP are weighted heavily but not natively provided by all vendors, those capabilities should move into the ecosystem track rather than penalizing the platform score. Foundational capabilities such as CMS remain in the platform track, while optional or externally delivered services belong in ecosystem evaluation.Vendors may bring partners into demos to illustrate integration. That can be appropriate, but evaluation should focus on architectural feasibility, operational ownership, and governance responsibility rather than demo choreography.When multiple DXP vendors recommend the same ecosystem component, such as a shared search or data platform, that element should be evaluated independently so that differences in governance, scalability, and integration maturity remain visible.Without disciplined separation, weighting decisions can distort outcomes even when intent is neutral.<h3 id="synthesizing-the-results">Synthesizing the Results</h3>Synthesis is not about averaging scores.Track 1 produces weighted scoring across functional, operational, architectural, and non-functional criteria. Track 2 evaluates whether the platform can realistically serve as the hub of a broader ecosystem.For composable-oriented platforms, this means assessing how cleanly external products plug in for search, CDP, DAM, or CMP, and what governance or integration overhead that introduces. For pre-composed suites, it means pressure-testing substitution claims. If a component can be replaced, what constraints exist in practice? Does personalization depend on a native CDP? Does experimentation assume native analytics?Review both outputs side by side and reconcile tensions. A platform may score highly in functional breadth yet limit ecosystem flexibility. A composable option may offer architectural openness while introducing additional governance responsibility.Leadership must articulate what the organization is optimizing for: time-to-value, long-term flexibility, operational simplicity, or ecosystem optionality. Without clarity, decisions default to demo cohesion.Sequencing also becomes part of synthesis. Organizations may defer CDP activation or advanced orchestration. The selected architecture should support phased rollout without creating integration debt or future re-platforming risk.Shortlisting 2 vendors from an initial field of 4-5 keeps reconciliation manageable while preserving competitive tension. The final phase shifts toward structured stress testing under realistic growth and governance scenarios.<h3 id="from-validation-to-stress-testing">From Validation to Stress Testing</h3>Finalist discussions should test structural durability.Evaluate governance scalability as experimentation and personalization expand across properties. Test how the architecture performs in a multi-site or multi-brand environment with shared components and localized control. Examine data portability if strategic direction shifts. Assess how AI-generated content is governed, reviewed, and audited. Confirm that advanced capabilities can be deferred without requiring architectural rework or creating hidden dependencies.This stage focuses less on feature confirmation and more on alignment with long-term operating models.<h3 id="the-critical-checklist-for-dxp-evaluation">The Critical Checklist for DXP Evaluation</h3>A disciplined evaluation model should answer:<ol><li>Have you separated platform evaluation from ecosystem design?</li><li>Is weighting across both tracks defined before demos begin?</li><li>Does the architecture align with your current operational maturity and support the governance structure you will require as scale increases?</li><li>Does the vendor’s roadmap and acquisition pattern preserve your architectural autonomy over time?</li><li>Can phaseable capabilities such as CDP be introduced deliberately, and does the architecture support evolving personalization and flexibility across vendor solutions?</li><li>Have non-functional realities and full ecosystem costs been modeled early?</li></ol>Composable and pre-composed DXPs represent architectural strategies along a spectrum. Composable vs. Pre-Composed DXPs in 2026: A Two-Track Evaluation Framework for Modern DXP Selection

Based on 150 executive interviews and analysis of 300 public deployments, the picture is clear: billions spent with little measurable impact.Then <a target="_blank" rel="noopener noreferrer" href="https://cmscritic.com/agentic-panic-new-study-finds-ai-agents-in-production-face-infrastructure-and-reliability-challenges">Cleanlab’s survey</a> of nearly 1,900 tech executives and engineers added another layer: only 5% had AI agents in production, and 60–70% were changing their entire AI stack every three months. The instinct in the development ecosystem is to treat this as a technical problem—bad models, immature tooling, infrastructure that can’t keep up. Those things are real. But they’re not what’s killing your projects.<h3 id="the-misdiagnosis">The Misdiagnosis</h3>Here’s what the MIT data shows when you look past the headline. The 5% that succeeded weren’t using better models. Each school, department, and initiative accumulates its own digital presence over time.Managing this ecosystem with legacy tools isn't just an operational headache. It's costing institutions students.<h3 id="the-hidden-cost-of-digital-fragmentation">The Hidden Cost of Digital Fragmentation</h3>The root cause is structural: universities are decentralized by design. Different schools control their own budgets and naturally select their own technology. Over the years, this has produced a patchwork of WordPress instances, aging Drupal installations, and department-specific tools that don't communicate with each other.For IT teams, this means maintaining multiple platforms, each with its own security requirements, update cycles, and vendor relationships. And when nearly half of students struggle to navigate the institution's digital presence, that's a brand problem with enrollment implications.<h3 id="why-traditional-multisite-approaches-fall-short">Why Traditional Multisite Approaches Fall Short</h3>The conventional response to this fragmentation has been multisite architectures – spinning up WordPress or Drupal instances from a shared codebase. This gives institutions limited scale and no governance.You can deploy 50 sites from a central installation. But ensuring brand consistency across all of them? That still requires manual oversight, style guide enforcement, and expensive agency rework when departments inevitably drift. The underlying content remains siloed. We’ll have to outsource some of our decision-making as well.That’s where agentic AI comes in.An AI agent is a system you can interact with in plain language that has some amount of capabilities it can manage, including taking actions on your behalf. The simplest AI agents are “helper” agents, such as support agents or virtual assistants. (<a target="_blank" rel="noopener noreferrer" href="https://www.mentalfloss.com/article/504767/tragic-life-clippy-worlds-most-hated-virtual-assistant">Clippy</a> was the godfather of this sort of thing). You can ask these agents to book your plane tickets or revise some text, or which barbecue grill would best suit your needs. Other AI agents run when you're not doing anything. They’re constantly listening, and can take some action if they think it's necessary.That makes them close to what we used to call automations. The key difference between an automation and an agent is that the agent has more than one function, and can make its own decisions and interpretations of what it’s supposed to do.  Here are a few thoughts about the value of agentic AI as a force multiplier and facilitator, and why companies that are replacing human beings with AI agents are thinking about this technology the wrong way.<h3 id="why-should-we-use-ai-agents?">Why should we use AI agents?</h3>Not all tasks fit neatly into a simple binary. Think of a governance agent that’s supposed to enforce brand guidelines or highlight when content should get another review. You might want more complexity in its output than a cut-and-dried yes or no. Your AI agent might decide that the problems with a piece of content are egregious enough to block it from being published, or that it needs someone else to review it, or there’s some other review state it should go into. Based on what’s happening, it might decide which tools to apply for the job. There are multiple paths that an AI agent can follow, and it has some agency in deciding what they are. In the Old World, you'd have to account for each of those branching paths, and if the scenario didn't fall into one, then nothing would happen. The advantage of AI agents is that they’re equipped to deal with situations they’ve never seen before. They’re not forced to operate within what they were “programmed” to do.Of course, there's a time-saving aspect as well. Humans are very expensive, and compute is not, so there may be certain repetitive tasks that an agent is better equipped for in terms of resource efficiency.For example, sifting through a great amount of content, summarizing things, identifying outliers — these are all things that can be pretty time-consuming for humans to do. AI agents can do these tasks quickly, and even help you identify opportunities that you might not have discovered yourself.<h3 id="contentstack’s-rule-for-ai-development">Contentstack’s rule for AI development</h3>As <a target="_blank" rel="noopener noreferrer" href="https://www.contentstack.com/">Contentstack</a> prepares to roll out new agentic AI features this fall, our Product team has benefitted from a simple guiding principle: If it doesn’t deliver significant user value, we don’t do it.So, what is “user value”? In my opinion, it’s anything that falls into one of these three buckets:Number one, it does something that you're already doing, but 10 times better. For example, instead of sifting through all my data and having to hand-identify all the audiences, an AI agent can break up my audiences based on lookalike models. I could have done this myself, but with AI I can do it (at least) 10X faster.Number two, it allows me to do something that I literally could not do before. It's not just helping me with what I could have done otherwise. The AI enables some net new capability that was not possible before. And number three, it can turn a regular user into a power user. Let’s say we wanted to add natural language search in our CMS, so you could type in and find what you’re looking for without having to figure it out through advanced search. Rather than having to become a search power user or rely on your developers, the AI functionality gives you the same abilities as the most skilled users of the platform. If an AI concept does not meet one or more of these criteria, then it's not worth our team’s investment. And by the way, none of those criteria boil down to “it allows your company to cut the size of its workforce.” Which brings me to my next point…<h3 id="why-ai-agents-should-enhance-human-effort,-not-replace-it">Why AI agents should enhance human effort, not replace it</h3>So far, companies have taken a couple of different approaches with agentic AI. One is trying to <a target="_blank" rel="noopener noreferrer" href="https://www.linkedin.com/pulse/dude-wheres-my-job-conor-egan-shj6e/">literally replace people</a>. So, if you have someone whose job is to do X, they’ll seek to create an agent that does exactly that.But I think we get a lot more value from AI agents when we use them as facilitators, not workforce replacers. You hired smart people to use their talents, right? If that’s the case, you should probably get rid of all the things they have to do in the course of the day that don't differentiate you and your brand. Are there capabilities that you can give a team member via an agent that provides a force multiplier or allows them to provide more value? Start there.We’re quickly entering a world where AI will be able to put marketing on autopilot. It will create the campaigns, it will write the content, generate the assets, etc. And my question is always, “If everybody has the exact same tools, how is a great marketer going to beat a good marketer?” Because if you have a system that can spit out average content and everybody's doing it, things are going to be very noisy.It's not that AI can't help you develop novel experiences. But if you're creating content for other humans, then humans need to serve as the judge of taste. When AI tools are generating the same campaign ideas, the most successful marketers are the ones who will be better at deciding which ideas to pursue. <h3 id="looking-ahead:-ai-agents-will-eat-more-tasks-from-the-bottom-up-(and-that’s-a-good-thing)">Looking ahead: AI agents will eat more tasks from the bottom up (and that’s a good thing)</h3>Whether it's industrial farming or computers, new technology always eats jobs from the bottom up. It could be literal jobs that you have to do, or those “jobs” could be abstraction layers.In the early days of code, we were interacting directly with the hardware itself and writing in ones and zeros. Then we added operating systems, and now you can use a mouse, which is a layer on top of an operating system. We used to have to manage our infrastructure by taking racks to a server farm and plugging in the cables, and installing the software, and now we have cloud services. We used to write JavaScript and HTML by hand. Then we developed code frameworks where you don't even need to know the underlying JavaScript. AI is the latest layer on top of all this. Soon, you won't necessarily need to know how to use Contentstack. Our platform is an abstraction of an abstraction of a database that you used to have in order to do all these jobs. AI agents are simply the most recent iteration of what technology has been doing for a long time. The real purpose of AI — just like all the advancements that came before it — is to get you to the value part faster.
