Generally speaking, it's the foundation of people, processes, and technology that enables a brand to manage its content at scale across a multitude of channels. But it's also a living, breathing activity that requires continuous maintenance and consideration. Regardless of how you navigate the ebb and flow of creating, reviewing, publishing, and managing your content, there are fundamentals that almost every model shares – and areas where things can be optimized and improved.In my years of managing content across large enterprises with distributed teams in highly regulated industries, I've formulated an operating model for optimizing content operations. Not only has it proven very successful in content applications, but it also has the potential to improve collaboration, support strategic goals, and enhance other facets of your business operations.<h3 id="why-is-this-important?">Why is this important?</h3>You may already intuitively think about your operation in this way. However, this structure provides a clear path for continuing to optimize your operation over a longer period. It also gives your team and your broader organization a clear language to articulate where and how work gets done today and a roadmap to get it to where it should be in the future. While I’ve framed this concept in the context of content operations, most of it likely applies to any service delivery operation across a wide range of processes and industries.  <h3 id="what-is-it?">What is it?</h3>This model provides a clear set of options for how work gets done, where it gets done, and who does it – with a focus on ensuring that the how, where, and who is fit for purpose based on the nature of the work. Here is an example of a tiered operating model: <ul><li>Tier 1 – Stays with the business<ul><li>Mostly strategic work that requires a high level of business or product subject matter expertise</li><li>Highest cost tier </li></ul></li><li>Tier 2 – Centralized content services<ul><li>Mix of tactical and strategic, requires moderate level of business or product subject matter expertise, significant content strategy expertise, and proximity to business stakeholders in tier 1</li><li>Lower cost tier</li></ul></li><li>Tier 3 – Outsource/Offshore<ul><li>Mostly transactional, requires low level of business or product subject matter expertise but still requires human intervention</li><li>Low-cost tier</li></ul></li><li>Tier 4 – Automate<ul><li>Transactional, repeatable and requires minimal human intervention</li><li>Lowest cost tier </li></ul></li></ul><h3 id="how-do-you-do-it?">How do you do it?</h3>It’s worth mentioning at this point that all the steps below shouldn’t be done in isolation; they should all be done in partnership with business stakeholders who currently own and interact with these processes. <ol><li>Start by defining the tiers in your model. Determine which tiers already exist and then consider tiers you need in the future that you may not have today.</li><li>Document processes, activities, and tasks that are done in each tier today. It’s up to you how granular you get. If your processes are complex, you’re going to need more granularity. If you plan to split certain activities across tiers, you’re going to need more granularity to understand which parts of the process should sit in different tiers. </li><li>Estimate your cost for each tier. This can be as simple as an average hourly rate by tier.</li><li>Based on cost and complexity of the work in each tier today, consider where you have opportunities to centralize, optimize and move work down the tiers. Work can move down the tiers over time, or it can skip tiers depending on the nature of the work. </li></ol><h3 id="how-might-this-help-you?-">How might this help you? </h3>It provides a roadmap to take in new work in a structured way, and it shows your business partners that you’re willing to collaborate in a way that acknowledges what they value, their pain points, and their appetite for change. In the beginning, you may be focused on work that’s perceived as tactical or tedious that you don’t want to do, but that gives you an opportunity to centralize, standardize and optimize it. This opens the door to begin a conversation about taking on more strategic and impactful work. This doesn’t happen overnight. It’s a journey.  <h3 id="watchouts">Watchouts</h3>Here are some common pitfalls to be aware of as you consider implementing your version of this model:<ul><li>Don’t create unnecessary handoffs. Be thoughtful about splitting up related activities across different tiers. Sometimes it makes sense to keep certain activities together.</li><li>As you implement, you’re moving work between teams, between vendors, and maybe between countries. This is a delicate process that requires a focus on managing and leading through the change.</li><li>While there will be challenges and a learning curve, once a process moves from one tier to another and is stabilized, it should be better than it was before. This isn’t just about cost; it’s about optimization of both the process and the experience of everyone who interacts with that process.</li><li>Make sure your lower-cost tiers (especially automation) actually cost less. If it costs you millions of dollars to build an AI to do a task that a human can do for a few thousand dollars per year, it may not be worth it – at least not yet. As AI becomes more advanced and cheaper, that time will come.</li><li>If you come across activities that just don’t make sense, always question it. As Generative AI (Gen AI) has entered our collective corporate consciousness, our content is now under a microscope. If you have outdated or inaccurate content, Gen AI will bring it into focus for all to see. On one hand, this will lead to uncomfortable conversations for those who are responsible for the accuracy of content, but this also presents a significant opportunity for content professionals. Here's a conversation I’ve had a few times lately: Business Leader: “We have all this content, if we put it in a Gen AI tool, won’t that make it easier for people to get answers, reduce call center volume and create a better experience for our employees and customers?”Technologist: "Yeah, we can do that. We can integrate your CMS or knowledgebase with our Gen AI platform."Business Leader: “Michael, what do you think?”Me: "Well, I think there are more questions we need to ask. Do we have quality content to feed into the Gen AI experience? Do we have the right level of governance to ensure accuracy? Do we have clear roles and responsibilities for those who own content feeding into Gen AI? Is the ROI sufficient to invest the time and money to do this right?”  Business leaders are now recognizing the importance of good content to enable an effective Gen AI experience for employees and customers. Getting content governance right, especially in large organizations, takes lots of people, rigorous processes, clear roles and responsibilities and accountability. Here are three things all content professionals should focus on as Gen AI initiatives take center stage: <h3 id="1.-keep-moving,-even-when-it's-not-perfect">1. Keep moving, even when it's not perfect</h3>Be agile and be okay with imperfection. If you wait to use Gen AI until you've solved all your content governance problems, you will never start. Come up with an approach that works for your organization.  I see it as a two-pronged approach. First, what steps do you take right now to keep Gen AI moving? At this stage, you don't know what will work so keep it simple. Second, while you're doing that, plan for the long-term. To scale your approach, what tech do you need, what integrations and what processes need to be in place? Here’s a real example of what I’ve tried in my organization:When we need content for a new Gen AI use case, we follow this process:<ul><li>Identify – Identify relevant content that already exists. </li><li>Validate – Analyze content to ensure we have the most current version and it’s the correct level of detail.</li><li>Remediate – Work with subject matter experts to update content that is out of date and create new content to fill any gaps.</li><li>Extract – Technical team extracts content from our source system to ingest into Gen AI. </li><li>Monitor &amp; Update – Leverage existing reporting and processes to determine when content needs to be updated in the Gen AI tool.</li></ul>This is a largely manual process, but it works for now and as we refine it, we're planning for how best to scale it in the future and reduce manual effort through integrations and automation. <h3 id="2.-get-the-right-people-involved-">2. Get the right people involved </h3>If you're a content professional or a SME who owns content, speak up and get involved in Gen AI initiatives. You know things that are important to this process that others may not know. If you're not a content professional and you're on the technical side of Gen AI, don't go it alone. While you can probably get your hands on some content to start, there is a chance that there's a lot you don't know about the content. When assessing content for accuracy and relevance, there can be many nuances, especially in large global organizations. Additionally, content teams already have processes in place to source and update content, and they have relationships with the subject matter experts who can validate content. Rely on content professionals and SMEs to tell you which content is ready for Gen AI and what steps need to be taken to prepare content. Here’s a real example of what I’ve tried in my organization:We established weekly touchpoints that include a combination of content, IT and business process owners. The content team drives the identify, validate, remediate, extract, and monitor process. The content team works with SMEs and content owners to validate content accuracy and remediate gaps. Our IT partners ingest content into the Gen AI tool and train the model. This ensures that this work is connected to our existing content governance process and isn't seen as additional work for content and process owners. We have one source of truth, one process and one governance model for content. Gen AI is just an additional channel where the content is being consumed. This could change in the future, but leveraging existing processes and infrastructure is an effective way to get things moving quickly.    <h3 id="3.-seize-the-opportunity-to-get-resources-and-support">3. Seize the opportunity to get resources and support</h3>In large organizations, content governance has often not gotten the time and attention it deserves, beyond a small group of content professionals. In the short time I've been working on this, I have learned that this connection between content and the success of Gen AI, is logical but isn't always obvious. It's on us, as content professionals, to speak up, get involved and make the case. Here’s a real example of what I’ve tried in my organization:We engaged with leaders and content owners to help them understand how our content will make or break our journey with Gen AI and are weaving Gen AI into our strategic vision for the future of content. We’re defining requirements for how our content needs to be structured and stored in the future to enable a good Gen AI experience.  Specifically, how to simplify and componentize content with component-level metadata. We’re also defining future-state content governance and what that takes from a resource standpoint. This includes how we drive greater accountability and create clearer roles and responsibilities for our content professionals and content owners to ensure content accuracy. <h3 id="conclusion">Conclusion</h3>As with anything new, there are still more questions than answers. Here are a few questions that content professionals should be thinking about:<ul><li>I’ve been on a mission to promote the idea that less content is more. Will a minimalist approach to content work in the age of Gen AI? </li><li>Many people challenge the accuracy of information coming from Gen AI. What role might content professionals play to change that perception? </li><li>Will content structure, metadata and governance still matter as Gen AI gets more advanced?</li></ul>I’m sure we’ll continue to debate these questions in the coming years. This space is evolving quickly, and I'm confident there will be advancements to make it easier in the future. Given the technology and resource constraints that all organizations are dealing with, these are some practical things to consider as you embark on your Gen AI journey. For now, it’s going to be messy, and that’s okay. Generative AI is Making Content King Again

However, as AI technology becomes increasingly integrated into digital marketing teams, the need for ethical guidelines and responsible usage is also becoming increasingly crucial.I’m just going to say it: As powerful as AI is, in my opinion, content creation and digital teams are rushing headstrong into using tools like <a target="_blank" href="https://chat.openai.com/">ChatGPT</a>, <a target="_blank" href="https://copilot.microsoft.com/">Copilot</a>, and <a target="_blank" href="https://gemini.google.com/">Gemini</a> without considering how to use them responsibly. I think there is a need to have a prudent approach and set of guidelines in place to ensure these tools are integrated correctly into their content operations. Does your digital marketing team have an AI Policy in use? Mine didn’t. In fact, I’d wager that most teams haven’t even prioritized having such a policy. I believe it’s time to start thinking about implementing one. Below is some context and background that may help. I’ve also listed some of the main factors you should consider when developing guidelines for your team's responsible use of AI.<h3 id="the-rise-of-ai-in-digital-marketing">The Rise of AI in Digital Marketing</h3>AI has revolutionized the marketing landscape, offering tools that can write content, translate from one language to another, automate content delivery, and optimize campaign performance. These advancements have enabled digital marketing teams to achieve high levels of efficiency, leading to more effective writing and improved ROI. CMS platforms and tools such as <a target="_blank" href="http://kontent.ai">Kontent.ai</a>, <a target="_blank" href="https://www.sitecore.com/">Sitecore</a>, <a target="_blank" href="https://www.kentico.com">Kentico</a>, <a target="_blank" href="https://www.contentful.com/">Contentful</a>, <a target="_blank" href="https://www.optimizely.com/">Optimizely</a>, <a target="_blank" href="https://www.storyblok.com/">Storyblok</a>, etc., are all rushing as fast as possible to add more value with AI-enabled features in their products. I’ve seen it firsthand in many of them. All of these platforms want to be seen as the market leader in the space through AI innovation.In fact, <a target="_blank" href="https://www.futurepedia.io/ai-tools/marketing">Futurepedia</a>, a tool that tracks new AI tools as they come on the market, has over 211 AI tools listed in the Digital Marketing category.  <figure class="image image-style-align-center image_resized" style="width:83.28%"><img src="https://lh7-us.googleusercontent.com/docsz/AD_4nXftvTU4IabsW3KwL1ga2eWKlnhaDjSgAxG64tQEQ8O_vHarNdLMXPU70heYHuek2Loa9bVU5ln_WmC8Da2JE_QKs8avuqLGXZ6I8l1tmTE_rb0GS-8OhSoqZRQPubq6c1S2cUvye4yoQJMEY3uM996fRQLd?key=CLw_KJ6KxDiqOvRg30VM1w" /></figure> Heck, by the time I publish this article, there will probably be 212 or more listed. The pace of change and innovation is impressive. However, with great power comes great responsibility. The reliance on AI-driven tools necessitates a framework that ensures these technologies are used correctly, both from a vendor perspective and a digital team perspective.How do we place some governance on all this change? The answer is to be prudent in the approach to AI by leveraging Responsible AI as a core theme.<h3 id="what-is-responsible-ai?">What Is Responsible AI?</h3>Responsible AI refers to the development and use of artificial intelligence in ways that prioritize ethical, fair, and safe outcomes. Major tech companies like Google, Meta, IBM, and Microsoft emphasize that organizations should follow a set of key principles when leveraging AI. The principles listed below are the most common ones I see. They combine to be a set of guiding principles when using AI.<h3 id="six-key-principles-when-leveraging-ai">Six Key Principles When Leveraging AI</h3><ol><li>Fairness: AI systems should treat all people fairly.</li><li>Reliability and safety: AI systems should perform reliably and safely.</li><li>Privacy and security: AI systems should be secure and respect privacy.</li><li>Inclusiveness: AI systems should empower everyone and engage people.</li><li>Transparency: AI systems should be understandable.</li><li>Accountability: People should be accountable for AI systems.</li></ol>I actually completely agree with the way that Microsoft and others have laid this out. All of those large tech giants have complex resource sites or large PDFs that spell out even more detail around the idea of Responsible AI. The challenge is that these resources are extensive. As an example, the <a target="_blank" href="https://ai.meta.com/static-resource/responsible-use-guide/">Meta Responsible AI guide</a> is over 25 pages. Motivating myself to read all of that or browse multiple pages on the Microsoft Responsible AI site is hard enough. I can’t see my team or my client’s team going through all of that information. That’s why I really like focusing on the main six principles above.I believe that having a responsible approach to using or producing any AI tool in an organization is critical. It is also something that is needed in digital marketing/content teams as well. That’s why I started down this path. I wanted to put a policy in place at my own agency, <a target="_blank" href="https://www.bizstream.com">BizStream</a>. <h3 id="why-an-ai-policy-is-essential">Why an AI Policy is Essential</h3>Adopting AI in digital marketing isn't just about leveraging new technologies for improved outcomes; it's also about acknowledging and mitigating the potential risks associated with AI's autonomy and influence. Issues such as data privacy, bias, and the chances of hallucinations (errors by a generative AI tool) pose significant challenges. Without a comprehensive AI policy, organizations risk breaching ethical standards, violating customer trust, and potentially facing legal consequences.In fact, to me, the clearest example of where generative AI can go wrong is the published information around <a target="_blank" href="https://www.washingtonpost.com/travel/2024/02/18/air-canada-airline-chatbot-ruling/">Air Canada’s chatbot failure</a>. An earlier ruling this year ended in favor of the end customer, and now Air Canada is on the hook for AI that was not used responsibly.An AI policy serves as a guiding beacon for digital marketing teams, ensuring that every AI-driven initiative is aligned with ethical principles and corporate values. It helps establish clear boundaries and standards for AI usage and addresses concerns like fairness, transparency, and accountability.<h3 id="the-role-of-principles-in-ai-deployment">The Role of Principles in AI Deployment</h3>Drawing inspiration from established frameworks like Microsoft’s six principles for responsible AI—fairness, reliability and safety, privacy and security, inclusiveness, transparency, and accountability—digital marketing teams can develop a robust policy that governs AI use. These principles are not just theoretical ideals; they can be necessities that shape how AI tools are selected, deployed, and managed within a team.As digital marketing continues to evolve with AI advancements, having a well-defined, responsible AI policy should reduce friction with AI usage. It can ensure that while organizations pursue technological innovation, they remain steadfast in their commitment to ethical practices, full transparency, and working within societal norms.<h3 id="my-responsible-ai-principles-worksheet">My Responsible AI Principles Worksheet</h3>Bringing us back to my situation specifically, as 2024 has progressed, I witnessed more and more AI tools being used by my team. On the one hand, this was great because we were seeing the benefits firsthand of faster content creation on our website, email, and social media channels. On the other hand, I was getting a little concerned about two things. First, as more tools were added to our digital marketing stack, my SaaS tool spend was climbing quickly, and second, I questioned if all of these tools being used safely and responsibly.In an effort to ensure my own team at BizStream is adequately trained on the benefits and risks associated with using AI in a marketing context, I created the following tool for us internally. The idea is that I wanted to ensure each of my team members working with these types of tools had a set of guardrails or guiding principles. I used the key Responsible AI principles (Fairness, Reliability, and safety, Privacy, and security, etc. etc.) as the main set of information. From there, I pivoted a table across those principles to include the category or type of activity that we perform in our digital marketing efforts. Then, I added a description to explain further what kind of considerations to take around that type of activity that align to a principle. I also aim for it to add governance to both our adoptions and those of our clients.Additionally, as we onboard new marketing team members or interns, I believe they will come up to speed faster with how we operate as a team. We are working to improve this process, but only time will tell.<h3 id="periodic-reviews-of-your-ai-policy-on-a-schedule">Periodic Reviews of your AI policy on a Schedule</h3>One other note. Don’t be fooled into thinking that an AI policy or single document is a ‘set and forget’ thing. The AI and especially generative AI world is constantly changing, as are the laws and regulations around it. You must treat your AI policy as a living, breathing document. By following clear guidelines and responsible principles, we can use AI ethically and efficiently. Untangling the CMS market in 2024

<hr /> In most organizations, there is pressure to do more with less. As budgets tighten, scope expands and timelines become more aggressive, content teams are forced to get creative about how they deliver value. Here are 5 tips for content leaders and teams to help them not just survive, but thrive, when the pressure is on.  <h3 id="1.-get-back-to-basics">1. Get back to basics</h3>Getting back to basics is about making tough decisions around where to spend our time and energy. There is always more we can do, but when the team is stretched, maximizing the value they can deliver is key.To achieve that, it’s important to stay grounded in what matters most about your content. My team uses a concept called CAR Squared to define the basics. Is the content clear, concise, actionable, accurate, relevant and readable? If certain activities aren’t going to meaningfully improve those aspects of the content, we don’t do them. Focusing on the basics will help teams avoid unnecessary effort. For example, some teams may spend a lot of time on formatting and design. Ask if internal content needs as much branding as external content. Ask whether there are ways to leverage technology to reduce manual effort.It’s also important to question whether certain content is even necessary. Focus on progress over perfection. As content professionals, we always want to do more. That’s what makes us good at what we do, but when facing resource and budget constraints, we have to focus on the most critical work and let the nice-to-haves go.<h3 id="2.-leverage-ai-">2. Leverage AI </h3>It’s important to get teams thinking proactively about how they can leverage AI and to not be afraid of it.As Generative AI continues to accelerate it will, no doubt, have an impact on what we do as content professionals. While it will continue to evolve, there are some practical use cases that don’t require a lot of investment and can support productivity. For example, it’s surprisingly good at rewriting content in a different style or tone. It can also create summaries, FAQs, and identify keywords to aid in search optimization.  I encourage my team to think of Generative AI as a way to help us do what we do more efficiently. It’s like having an assistant we can delegate certain tasks to. The human-in-the-loop philosophy is critical for AI to work effectively for content creation, so you still need a level of review, but it helps save time and effort.<h3 id="3.-keep-the-team-engaged">3. Keep the team engaged</h3>When we’re busy, it’s easy to start canceling teaming events, training, all-hands meetings, and happy hours.  During times when the team is stretched to their limit, these activities can mean the difference between burnout and attrition, and having a motivated team that pushes through the challenges together. A sense of belonging and camaraderie is often what helps a team get through a challenging time.Make the time for team building and training, even when it’s difficult to schedule. If anything, it gives the team a much needed break from the daily grind. Most importantly, it reminds them that they’re valued and you’re continuing to invest in them.     Recognition also goes a long way during challenging times. Leaders should take the time to understand what motivates each person on their team and celebrate both team and individual accomplishments.Additionally, when capacity is limited and scope is expanding, it’s important for leaders to set clear expectations with the team. Leaders who foster an environment where the team feels comfortable discussing their struggles, sharing their ideas and pushing back when appropriate, will set the team up to have more genuine and effective relationships with leaders, stakeholders and each other.<h3 id="4.-get-creative-about-prioritization-and-funding-">4. Get creative about prioritization and funding </h3>One of the most challenging things for a team is knowing that they can make a bigger impact if they had more time and resources. It’s fundamentally important for leaders to acknowledge that we can’t do it all, and they need to help the team prioritize.It can be helpful to have a prioritization model to guide these decisions. For example, content for larger audiences, business critical campaigns and other strategic initiatives should be prioritized over other work.Funding can be challenging when budgets are tight, but when you think quality or delivery might suffer, consider asking for project-specific funding for a fixed period of time. For example, if you need two content specialists to work on a project for 6 months but don’t have capacity, consider asking the project sponsor for budget to cover offshore contract resources for 6 months. In my experience, critical campaigns and projects have some budget to work with, and the cost of offshore resources tends to be nominal in the grand scheme of things.<h3 id="5.-don’t-wait">5. Don’t wait</h3>Challenging times can either bring a team together or pull it apart. That’s why it’s important not to wait until times are tough.These tips are about creating a culture of inclusiveness, engagement, innovation, efficiency, and continuous improvement. These are things we should always be doing. So, applying these concepts during less challenging times will go a long way in preparing a team for whatever they may face in future.A high-performing content team will always weather the storm more effectively. The Pressure is on: Tips for Content Teams During Challenging Times

<hr /> As a new year beckons and we take stock of the one reaching its conclusion, it’s always a natural time to look back on the learnings and the experiences and enthusiastically towards the potential innovations before us. Writing at this time last year, I would not have even talked much about <a target="_blank" href="https://www.wwt.com/wwt-research/generative-ai-risks-rewards-and-a-framework-for-utilization?utm_campaign=ao_ai_and_data_wwt2324_research_gen_ai_ps_1_search&amp;utm_source=google&amp;utm_medium=cpc&amp;utm_content=&amp;gad_source=1&amp;gclid=CjwKCAiAmsurBhBvEiwA6e-WPOhabEb0LXg2ylPjsudPYZV3z-GM7rmhjofX87dKj1H_lMcJeXzqDxoChKYQAvD_BwE">Generative Artificial Intelligence</a> or <a target="_blank" href="https://openai.com/">ChatGPT</a>. But boy, did it take 2023 by storm, building upon network effects unseen in human history. What I take personally from this past year is perhaps not something so ground-breaking, but a culmination of my own background and observations. For me, this has been the year of “earnfluencing.” A blend of earned media and influencer strategies, this approach could catalyze your own content management, strategy, and production – and turn many more eyes toward the content products you worked so hard on creating.  As I gear up for <a target="_blank" href="https://www.boye-co.com/conferences/cmskickoff24/program#Earnfluencing">my talk on earnfluencing</a> at the <a target="_blank" href="https://www.boye-co.com/conferences/cmskickoff24">CMS Kickoff Conference</a> next month, I'm eager to delve into how earnfluencing can be a game-changer in your daily content strategy.<h3>Defining the “earned” and “influencer” terms</h3>You may not be familiar with earnfluencing as a concept. While it's fairly intuitive, let’s start with a basic explanation of the term and the parts that define the whole. <h4>Earned Media</h4>This is publicity gained organically through means other than paid advertising. Think promotional efforts like unpaid social, buzz, or viral attention. <a target="_blank" href="https://www.cision.com/resources/articles/what-is-earned-media-definitions-examples-benefits/">According to Cision</a>, a PR and media software company, “Earned media, by definition, isn’t created directly by your brand or paid for. You ‘earn’ it through your reputation, word-of-mouth, and public relations efforts. The biggest difference between earned media marketing and other strategies is that it comes from third-party sources, which gives it some unique benefits.”<h4>Influencing/Influencer Strategies</h4>Here, the focus is on leveraging individuals who have the power to affect the purchase decisions of others because of their authority, knowledge, position, or relationship with their audience. Influencers can also be the third-party sources and platforms through which earned media can come to light.<h3>Combining the pitch and the platform</h3>Traditionally, earned media was won via media relations (public relations) specialists spending their days making pitches on behalf of clients to television and news platforms. These professionals would craft angles and narratives and pitch their customers accordingly. When a customer mention, interview, or profile landed in print or on television, it was a joyous occasion for the PR practitioner and their firm. Earnfluencing is different in that it includes the “pitch” but also the platform where that pitch will be disseminated. It’s still earned media because money has not changed hands to be mentioned or inserted, as in advertising. In this era of nearly unlimited digital canvas, where a smartphone in the palm of your hand can be a 4K video camera, audio recording device, notebook, word processor, and digital disseminator, there is a true democratization of platform creation. With this, you can leverage your unique storytelling skills to become and develop the platform. For instance, the earnfluencer can interview a thought leader to appear on their long-form podcast, write the definitive profile of the industry CEO for their news blog, and even guide an expert product manager into the waters of TikTok. The opportunities are endless. If you can artfully tell the story and provide access to an audience, you can facilitate the narrative. You can use that position at your professional intersection to further earnfluence by contributing to an online trade publication (like CMS Critic) or appearing in other podcasts, videos, and news across different platforms. <h3>Earnfluencing in action</h3>What’s the potential of earnfluencing? Consider the impact of personalities like Donald Trump and Deion Sanders. They expertly blended media presence with influencer tactics, generating significant (earned) value for their brands, organizations, or aspirations, albeit with varied outcomes.  First, it has been reported that <a target="_blank" href="https://www.thestreet.com/politics/donald-trump-rode-5-billion-in-free-media-to-the-white-house-13896916">Donald Trump generated $5 Billion dollars in “free” earned media during the 2016 Presidential campaign</a>. That’s a big number. How did they calculate it, you ask? Here's the basic math: the totality of the media coverage of the individual is tracked in terms of overall impressions, and then a dollar value is applied to these impressions based on advertising rates at the time. Similarly, after Deion Sanders – the famous two-sport professional athlete nicknamed “Prime Time” – took over as Head Coach at the University of Colorado, he <a target="_blank" href="https://www.usatoday.com/story/sports/ncaaf/pac12/2023/09/29/deion-sanders-value-contract-colorado-buffaloes-football/70985907007/">generated an estimated $280 Million in earned media after the first four games</a>! Both examples speak to the power and estimated value of “earnfluencing.” That said, it’s important to note that Donald Trump’s presidential first term ended unsuccessfully (to be kind), and Sanders’ Colorado Buffaloes finished 1-8 after three improbable wins to open the first season under his Colorado tenure. <h3>Leveraging earnfluencing in the content and DX industries</h3>I’ve used earnfluencing successfully in my work as a digital agency leader and across other entrepreneurial ventures. I’ve also thought a lot about how my peers in the digital experience and content management industry can leverage it as well. Here’s what I discovered: By combining earnfluencing with a solid, stable, mission-driven strategy, the impact can be incredibly effective – and, more importantly, long-lasting. It requires the right mindset and a firm commitment, but the rewards can be tremendous. If you’re thinking about putting earnfluencing into practice, here are five of my top takeaways and recommendations.<h4>1. Be a Beat Writer</h4>In the early days of my career, I cut my teeth covering sports for blogs and the online home of the Newark Star-Ledger. I was also the in-house writer for the NBA’s New Jersey Nets. Through it all, I learned the importance of being an effective beat writer. So, what exactly is a beat writer? It’s an old journalism term used to describe specialized reporters. Beat writers are typically in the thick of things, immersing themselves in a specific issue, sector, or environment – connecting with key players and constantly seeking stories to drive the news cycle. The beat writer uses all the access available to them and the trust earned in them to narrate, curate, and raise up the stories of those around them. Similarly, in content management, you can be the beat writer for your industry, product, or organization. Use your access and experience to uncover and elevate the narratives around you and develop a smart, scrappy mindset for uncovering the stories that matter. <h4>2 .“Contentize” Your Experiences</h4>The ultimate goal of any business is to monetize and commercialize activities. But I think we can do something very important on that path to monetization – and that is to "contentize." Contentizing is about turning every experience and interaction into potential content. It's utilizing your unique position, connections, and skills – whether they be writing, hosting, audio, video, social media, or teaching – to craft stories that engage, influence, and generate value in the form of content.  This approach goes beyond mere monetization. It creates real value through storytelling and engagement.<h4>3. Be a student of effective influencer strategies</h4>I call this “The Kardashian Model,” as no discussion of influencer strategies is complete without mentioning the Kardashians. Their methodical approach to content creation, as highlighted in "<a target="_blank" href="https://amzn.to/3Gy95uF">No Filter: The Inside Story of Instagram</a>," revolves around strategic planning and algorithm mastery. Even if you’re not a fan of Kim and company, try mimicking their tactics by being intentional with your content, collaborating within your network, engaging with the super-connectors in your midst, and understanding the nuances of platform algorithms to maximize reach and impact. While we might not have the heft of the Kardashians (they’re known globally), we can do several of the things they do well within our own organizations, niches, and with the connections we have within the industry.<h4>4. Be prepared for serendipitous content opportunities </h4>As a beat writer, I’ve learned always to have my smartphone charged and ready – because a story can emerge in the wild at any moment. I call these serendipitous content opportunities.A great example of this is <a target="_blank" href="https://www.linkedin.com/in/garyvaynerchuk">Gary Vaynerchuk</a>, a.k.a GaryVee. He epitomizes the "Contentize" ethos, as he constantly prowls for content opportunities. He even has videographers documenting his daily life, figuring that if he captures most of what happens in his day, there'll be some gold in them thar hills…It also makes him more apt to start discussions with strangers because serendipitous content opportunities can also come from those interactions. It's a virtuous circle – and if something doesn’t work, you don’t have to use it.Also, the<a target="_blank" href="https://www.slideshare.net/vaynerchuk/the-garyvee-content-model-107343659"> "Content Pyramid"</a> in GaryVee's Content Model strategy emphasizes repurposing a single piece of long-form content across multiple platforms (similar to the ole “big rock” concept). This approach can be a game-changer in creating, decomposing, and distributing content. <h4>5. Use generative AI to accelerate and improve your earnfluencing </h4>Despite its rap as a threat to writers, generative AI was purpose-built for content creators – and it’s revolutionizing how we approach earnfluencing. Gen AI is a massive productivity booster that allows earnfluencers to do more with less. It can aid in creating, transcribing, and repurposing content, allowing users to maintain a consistent and engaging presence across multiple platforms. This technology can amplify your earnfluencing capabilities, making your strategy more dynamic and far-reaching. ChatGPT, in my opinion, was born to contentize.<h3>Where does CMS/DXP fit into earnfluencing?</h3>A <a target="_blank" href="https://cmscritic.com/what-is-a-content-management-system-cms">content management system </a>or digital experience platform should be a natural repository, hub, and spoke of your earnfluencing program – the aforementioned “platform” to bring to life all your “pitches.” In a CMS or DXP, content can be created and crafted through collaboration. It can be requisitioned for publishing through integrated editorial calendars and workflow. The database of your ecosystem influencers and key/trending topics should be tagged and ultimately distributed across all your channels (social, email, etc.), so you can easily manage and grow your earnfluencer strategy.Using a platform with built-in or integrated analytics is also critical. The metrics and tracking should be within arm’s reach so you can always gauge your performance and adjust as needed. The best platforms can also power dynamic personalization for specific audiences, allowing you to tailor your content based on your readers and customers. My dream: What if you could pipe in trending topics (from Google Trends, etc.) to the dashboard of your CMS or DXP – and then have AI surface all the content within your library that can be utilized at that moment to generate new engagement and reach for your existing content? This tactic, affectionately called “newsjacking,” would be a great way to augment your earnfluencing and bring more value to your content. Earnfluencing is at the intersection of earned media and influencer strategies. It requires a keen understanding of digital narratives, audience engagement, and the power of influence. As content managers and creators, embracing this approach means stepping into a realm where authenticity, strategic planning, and technological innovation come together to create impactful, resonant content. Ready to catch some “earnfluenza”? Earnfluencing: Bridging the Gap Between Earned Media and Influencing

“We all enjoy a good story. And we keep coming back to really good stories, regardless of whether or not we know how they end.”
In the first minute of the documentary-style film <a href="https://www.contentful.com/the-new-art-of-storytelling/" target="_blank">“The New Art of Storytelling: A Look at the Future of Content,”</a> <a href="https://www.linkedin.com/in/jodie-whelan-b8726470/" target="_blank">Dr. Jodie Whelan</a>, Associate Professor of Marketing at York University, sets an undeniable tone with these words. It’s an observation that resonates throughout the masterful 15-minute production released by <a href="https://www.contentful.com/" target="_blank">Contentful</a>, a leading composable content platform.
Launched in conjunction with the <a href="https://www.cmscritic.com/contentful-announces-storylines-tour-in-five-major-cities/">Contentful Storylines Tour</a>, “The New Art of Storytelling” illuminates the connections between technology, content, and the humans that create and consume it. While the central theme is that stories matter, the film explores how stories are told and the ways audiences interact with them.
In the film, members of Contentful – along with industry thought leaders and global agencies such as <a href="https://www.valtech.com/" target="_blank">Valtech</a> – are interviewed about key trends, citing examples of transformation across the content space. Through their voices, the film projects its own narrative about the future of content – and how that future is composable.
<h2>Omnichannel is now omnipresent</h2>
In the film, <a href="https://www.linkedin.com/in/sam-maglio-254128bb/" target="_blank">Dr. Sam Maglio</a>, Associate Professor of Marketing and Psychology at the University of Toronto, conjured the late great media philosopher <a href="https://en.wikipedia.org/wiki/Marshall_McLuhan" target="_blank">Marshall McLuhan</a> with this famous quote:
“The medium is the message.”
Indeed. Maglio reinforces how pertinent this is in an omnichannel world. Gone are the days when brands could craft one version of content to be used in most traditional media settings. Whether a brand is attempting to reach an audience through a quippy tweet or to unlock the Web3 marketplace in a major metaverse launch, the limits of reaching a consumer are growing larger – and the stakes are higher. 
“Content has come a very long way in a very short period of time because there [are] so very many ways that consumers access content nowadays,” Maglio said.
So what does that mean for brands? Everything.
Along with his peers, Maglio’s commentary in the film zeroes in on the evolution of consumer behavior and how brands are changing to meet consumers across multiple channels. Touching the customer cannot happen once or twice through ad interruptions or a sponsored Facebook post – the touch points must feel organic, and they must come often. It’s a fantastic account of where things are heading.
<h2>Why composable content?</h2>
The term “composable” is driving significant interest across the digital experience space. Many enterprises are looking to <a href="https://www.cmscritic.com/the-future-is-composable-a-conversation-with-new-mach-alliance-president-casper-rasmussen/">MACH</a> (Microservices, APIs, Cloud-first SaaS, Headless) and composable as key activators for reaching markets faster and responding quickly to change. It also mitigates the challenges of vendor lock-in and painful “rip and replace” upgrades or migrations.
On the content side, composable is enabling omnichannel strategies with structured components that can be used consistently across multiple frontends or endpoints, from web to digital signage to IoT devices. 
“Composable content seems like a win-win for everyone involved,” Maglio said in the film. “On the brand side, it makes sure they are delivering a consistent message across all platforms. They can author something once, create the content, and make sure they can have a consistent message delivered to all potential customers through all potential channels.”
In a <a href="https://www.prnewswire.com/news-releases/contentful-launches-new-capabilities-to-simplify-and-accelerate-delivery-of-digital-experiences-at-scale-301816101.html" target="_blank">news release</a> earlier this month, Contentful announced new capabilities to simplify and accelerate the delivery of digital experiences at scale. Some of the features mentioned include new pre-built integrations, a Live Preview feature that offers enhanced content visualization and optimization, and an AI Content Generator.
In the film, <a href="https://www.linkedin.com/in/lnicolefrance/" target="_blank">Nicole France</a>, Director of Content at Contentful, discussed how this use of composable technology influences developers, marketers, and ultimately consumers.
“There’s another really important aspect to composable content as well,” she said. “It’s as much about how we are using and structuring content to be reused and recomposed across any variety of channels and any number of permutations and combinations. But the flip side of the coin is it’s also about how we create the work environment in which the job of doing that actually takes place.”

Lights, Camera, Action: Contentful’s Film “The New Art of Storytelling” Focuses on the Composable Future

Other existing VC firms <a href="https://openocean.vc/" target="_blank">OpenOcean</a>, <a href="https://peak.capital/" target="_blank">Peak</a>, <a href="https://squareone.vc/" target="_blank">SquareOne</a>, and a new angel investor, <a href="https://www.linkedin.com/in/boris-lokschin-aba53013/?locale=en_US" target="_blank">Boris Lokschin</a>, co-founder and CEO of Spryker Systems, completed the funding round.
“The demand for connected digital services shows no sign of slowing down, but building everything custom is costly and an innovation bottleneck. Today, organizations not only need to distribute content to multiple devices, but they also need to access and serve up content from a myriad of sources,” said <a href="https://www.linkedin.com/in/michael-lukaszczyk/" target="_blank">Michael Lukaszczyk</a>, Hygraph CEO and co-founder. “In the same way the headless CMS changed content distribution, Hygraph is disrupting the integration of content and data to enable the creation of new digital services and business models in the content economy. Our new funding round will allow us to further scale our business, as we aim to do for content management what the likes of MuleSoft did for integration.”
<h2>Hello, Hygraph</h2>
Last year, GraphCMS – the first GraphQL-native headless CMS – <a href="https://www.cmscritic.com/graphcms-rebrands-to-hygraph-launches-new-federated-content-platform/">rebranded itself to Hygraph</a> and focused on a new federated content delivery platform. Since its rebrand, the Berlin-based company currently employs 70 people globally, and boasts more than 400 customers, including Dr. Oetker, Shure, Samsung, and Philips.
<h2>What is a federated content platform?</h2>
Hygraph calls it the “next generation of content management,” particularly in the next step beyond the <a href="https://www.cmscritic.com/top-free-headless-cms-platforms/">headless CMS</a>. The focus of Hygraph has been to replace “middleware development,” which has naturally occurred since the rise of headless and composable architecture. Through Hygraph’s product, users can connect siloed content across the entire software stack via a single API. Through this approach, content teams can compose content, distribute it and scale it more quickly than by using a traditionally headless system.

With this new round of funding, investors are anticipating Hygraph to grow their business and expand the reach toward implementing their innovative federated content platform, particularly in North America.

Hygraph Secures $30 Million in Series B Funding

Over the past four years, I’ve been leading an effort to transform our organization’s approach to content. That includes everything from how our team is structured, to how we work, to the content itself.
There are many things that go into a great content strategy. Some of those – CMS, governance, and workflow – get significant airtime. However, I’ve found the most critical factor in delivering a successful content strategy is a high-performing team.
This topic is often overlooked, and it shouldn’t be. As the leader of a high-performing content team, I hope that sharing some of my insights and best practices will help others develop their own teams.
<h2>Anchor to your organization’s purpose </h2>
At <a href="https://www.jnj.com/" target="_blank">Johnson &amp; Johnson (J&amp;J)</a>, purpose is a big deal. J&amp;J’s purpose is to change the trajectory of health for humanity. That’s a tall order and is taken seriously among our thousands of employees across the world. My team creates content to help J&amp;J employees solve problems related to HR, payroll, finance and procurement. We help power the people who are delivering on our purpose.
If our content doesn’t meet our users’ needs, it creates inefficiency, which takes them away from the lab or manufacturing line or out of the operating room. When our content is clear, concise, and accurate, our people quickly get back to work helping patients and healthcare providers.
We anchor to this purpose in everything we do because it connects the work we do to something bigger. Without this purpose, we’re just publishing words on a page.
If your organization doesn’t have a clearly defined purpose, create one. Consider what problem your content is solving, why it’s an important problem to solve and how that connects to your work and the motivation of the team.
<h2>Get creative with roles and talent strategy</h2>
When we began our transformation journey several years ago, we focused on solving some immediate challenges, but also drew inspiration from where we wanted to be in the future:
<ul>
<li>We needed to drive more consistency in our content and in our execution.</li>
<li>We needed a deep understanding of our overall business strategy.</li>
<li>We needed the ability to push back and get our stakeholders comfortable with a different approach to content.</li>
</ul>
This thinking led to the creation of a few critical roles in our team:
<ul>
<li>Content Success (think customer success managers but focused on content): Roles that partner with our stakeholders and users to understand their content needs, assess content performance, and steer the content strategy.</li>
<li>Content Standards: Roles that focus on content standards and governance, actively managing and evolving our content standards, while taking steps to ensure we’re following our standards and course correct when we’re not.</li>
<li>Content Execution: Squads that specialize in different types of content. We deal with everything from formal process documentation to intranet content, to chatbot content. These are different types of content that require different skills and strengths.</li>
</ul>
It’s also important to think creatively about sourcing talent. People without content management experience may still be ideal candidates for certain roles. For example, content success roles may be better suited for someone with deep knowledge of the business.
We’ve also had success recruiting from analogous roles in other fields. People with an instructional design background play well across all of our roles. When it comes to content execution roles, we’ve hired people from our contact center, where they gained experience talking with our employees every day and understanding what they need.
<h2>Establish and reinforce core behaviors to drive successful outcomes</h2>
We’ve established some core behaviors that are critical to the team’s success. These include things like ask why, solve the right problem, improve the right content, take ownership and improvise. These core behaviors focus on things we need to get better at or need to do more of to achieve our goals.
We reinforce these core behaviors as part of our recognition program and talent development discussions. When we recognize someone for great work, we talk specifically about which core behaviors they’re demonstrating.
My personal favorite core behavior is “improvise.” Things are changing so rapidly in our business that our standard processes sometimes fail. When that happens, being able to improvise and make judgment calls in the moment, becomes more important.
<h2>Keep the user at the center</h2>
When we stay close to our users, it ensures that we’re spending time and energy on the right content (one of our core behaviors). We are lucky to have dedicated experience design professionals at J&amp;J and have had the opportunity to partner with them to help us better understand our users’ needs.
This has been critical to helping us ensure we’re meeting the needs of our users and gives us actionable insights so we can course correct when needed. We’ve also gone through design thinking immersion together as a team, which has helped us develop creative solutions and ensure we’re solving the right problem (another one of our core behaviors).
<h2>It’s all about the team</h2>
It takes a great team to be successful at this kind of transformation. It takes a team with a growth mindset, willing to try new things and fail and try again.
